Give resignation, or get a raise?

I haven’t yet joined the “great resignation” but I’m tempted because it’s a good way to get a raise nowadays. I like my job, my boss and my team, but I don’t know how to get the money I think I’m worth by staying put. My performance review is coming up but I suspect a job interview will pay off better! Before I make a mistake, can I get a raise rather than give my resignation?

Who wants to go on job interviews when a well-managed performance review might get you what you want? You can make a performance review pay off better than a job interview, if you seize it. That means you must trigger the review even before it’s scheduled. With many employers worried about losing workers, I’m going to suggest a way to pull this off.

Get a raise: Call your own performance review

Someone once described the annual review as “an exercise in corporate kabuki theater,” and I agree. Formal, rote review meetings should be pitched out the window, and replaced with a roll-up-your-sleeves work session with your boss.

The main problem with performance reviews is that by the time you walk in to do one, your fate has already been sealed. The human resources department and your boss have likely already done all the talking. They’ve filled out the forms and they found you a nice place for next year — on the fat middle of the company’s salary curve. All that’s left is the formality of running through a list of canned questions with you.

I see these reviews a different way. Your challenge is to subvert the process. If your performance review is coming up, great — use it. If it’s not, do your employer a favor and call your own performance review. Subvert the review process by taking the initiative to show why you are on the leading edge of that salary curve — and perhaps off the curve altogether. You’re the exceptional producer who deserves the kind of raise you’d get if you changed companies.

Don’t give your resignation yet: Get a raise

Resigning and getting a new job is indeed a way to get a good raise nowadays. But as you note, some people like their jobs and the people they work with. They’d rather be part of “the great stay-cation” than the great resignation — if they can get the raise they want.

You may not need to give your resignation and change employers to get the raise you want. Here are three suggestions for how to avoid a resignation and trigger a raise. Maybe if more people would take the lead in their performance reviews with their bosses, something could actually change for the better.

3 steps to a raise

  • Don’t wait for your formal review. If you’re not in a hurry, lay the groundwork. Start meeting with your boss casually all year long – do it once a week, or once a month. Just explain you want to talk briefly “to make sure we’re both on the same page.” Then recount three ways your work is paying off for the company and how it’s making your boss look good. These meetings are crucial because it’s how you establish that your boss’s expectations and your work are in synch all the time. It’s how you train your boss to recognize your performance. (If your goal is to hide your performance, then stop reading. I can’t help you.)
  • Think and talk profit. If you’re itchy for a raise and can’t wait, create a reason for a review. Tell your boss, “Look, I know the CFO doesn’t measure how profitable my work is. But I’d like to try to figure it out, using any terms we can. When you assign me a project, I’d like to figure out how to do it so it either helps to increase the company’s revenues or decreases its costs. Are you game?” Then outline three ways you can make incremental improvements in the way you do your job.
  • Look back and look forward – all the time. Every worker should do this all year long. Show your boss the money! Create opportunities for casual meetings to discuss how the work you’ve been doing pays off – or how it didn’t. Be candid and be honest. “I realize that if I had done this rather than that… it would have benefitted the company more. What do you think?” Listen for input. Then take this tack: “Learning from that, do you think I should tweak the way I’m doing this new project to be more efficient?”

I won’t resign if you hire me all over again!

What’s subversive about this? You’re showing your employer why they should hire you all over again, rather than replace you at a much higher salary in today’s market. You are showing your boss why you’re worth more, and that it’s easier to “retain” you!

But you’re also demonstrating that you’re always thinking about your performance in terms of the company’s objectives — and its profits. No other employee will talk like this. You will stand out. You may reveal that you are one employee worth the bigger salaries the company is paying to snag new talent.

Make the case to get a raise

You might need to quit and move. But, rather than resign, first consider whether you can motivate a good raise. Offer your boss a short written report. You must help your boss make the case that you’re worth more than you’re being paid. It can be as simple as this:

  • Outline three key things you’ve done in the past year that positively affected the department’s success and the company’s profitability.
  • Then show three things you’re going to do in the coming year – and discuss your projected outcomes. How will these three things boost profitability and success?

If you’ve played your cards right, these are all items you and your boss have already been discussing. End the report with, “What do you think? How would you suggest I modify my plan to make it a reality?”

A good raise could cost your boss less than your resignation

By the time your boss meets with HR to talk about you, everyone will have a clear grasp of your value to the company. They should also realize what a catch you would be to another company willing to pay you what you’re really worth. And that replacing you will likely cost them a lot more anyway.

Does this seem like a lot of work? Well, it is. But so is going job hunting.

If you cannot show your value like this, or your manager can’t see it, then the next best thing could be to join the Great Resignation. (But don’t do that without reading Parting Company: How to leave your job.) However, in either case, you must be ready to demonstrate your value to this employer or to a new one.

A reader has gotten no feedback at work and wonders what will happen at a performance review, in the July 21, 2020 Ask The Headhunter Newsletter.

feedbackI’ve been at my current job about ten months. My first review will be coming up but no one has brought up anything about it. Other employees tell me it’s rote. The boss gives you feedback after filling out some forms, you sign them and then HR meets with you. I think my boss is happy with me. She’s had no complaints that I know about and I’m basically happy here except I’d like more interesting work. Should I be worried about my upcoming review?

I worry about people who wait for review time to ask for feedback from the boss. Of course, your boss should be talking with you regularly about your work and your performance. She should be expressing any concerns and letting you know what you’re doing right. Unfortunately, formal performance reviews have become so bureaucratic and rote that many managers avoid them and employees are glad when the meeting is delayed.

Feedback

Don’t  wait for your boss to tell you how you’re doing. Without frequent feedback it’s very difficult to adjust your work behavior so you’ll perform well. In fact, feedback is so fundamental a control mechanism throughout our lives that I wonder how people could miss its significance in their careers.

Almost every life science (biology, psychology, medicine) involves the study of feedback. I remember this question on a biology exam in college: Why do animals have their brains at the front of their bodies rather than on the back end or in the middle? The answer is that, as the processor of sensory input, the brain is near the eyes, ears, nose and tongue. An animal’s sensory apparatus is positioned at the part of the body that goes first when the animal moves.

Why is that important? Because survival depends enormously on the ability to process input quickly. When an animal moves forward, instant feedback about the results of that action is crucial to the animal’s survival. The human brain is on top of the body because that’s where the most important sensory input arrives: a few feet off the ground. (Or so we’re told.)

Imagine what would happen to a horse galloping towards the edge of a cliff. If its brain and sensory apparatus came last, the animal would likely go over the cliff before it could process the visual input that provides feedback about danger and motion.

Get feedback early and often

This is why, when you’re doing your job, it helps to gather feedback early and often – to help you avoid going over a cliff. There’s very little difference between that horse and the employee who fails to get regular feedback and is fired for not doing the work in the way expected.

Make your case

Feedback is also a great tool to help you make more money: How should I ask for an overdue raise?

Studies have shown that people who ask for feedback tend to do a job the way the boss wants it done, and they tend to get promoted. Even more interesting is that younger workers seem to ask for feedback more than older workers. (They get promoted more often, too.)

Asking your boss, “How am I doing?” doesn’t imply that you lack confidence. It shows that you’re trying to do the job the way the boss wants it done. While you may have great suggestions about how to do the work better, what matters most is that you talk to your boss and listen to what the boss has to say. The feedback you receive should direct your behavior on the job.

Create a feedback loop

If there’s a problem, a feedback loop can help you identify it early and give you (and your boss) time and a chance to adjust your behavior, or to make other necessary choices before the matter is beyond your control.

Creating a regular feedback loop is not hard. Keep it informal. One or more of these tips should get you started on a path that avoids surprises at review time.

  • When your boss gives you a new assignment, map out your approach, show it to your boss, and ask for comments and suggestions.
  • When you complete all or part of a project, show the results to your boss and ask for feedback on how you did it.
  • When you encounter problems or challenges on a project, outline the issues to your boss, suggest how you’ll deal with them, and request guidance.
  • A month before your review meeting, make a brief, informal list of your accomplishments during the year. Discuss it with your boss and ask, “Can you give me an idea of what I’ll be working on next year?” Be ready to express a short wish list of your own.
  • Stick your head in your boss’s doorway (or e-mail box) and casually ask, “So, how’s our company doing?” or “How’s our team doing on delivering what management expects of us?” This opens a discussion and a channel for important dialogue on how you fit into the business.

Tune these suggestions to suit your situation, your boss, and your style. The idea is to make your work an ongoing discussion without appearing to lack confidence.

Don’t wait for a performance review

To get a measure of control over your forthcoming performance review, engage in regular discussion about your work and how you do it. By talking about it you’re helping your boss verbalize and express judgments about you. Another fun fact from the world of psychology is that people tend to remember opinions they have expressed out loud. Help your boss say it to remember it and believe it!

Obviously, you want to have discussions that put you and your performance in a good light! When your formal performance review arrives, both you and your boss will be on the same page. No surprises. No worries.

While factors beyond your control can affect your job (the economy, the pandemic, changes in management), don’t let your relationship with your boss depend on an annual review. Don’t wait until review time for your boss to tell you how you’re doing. Make it an ongoing conversation about your work.

How should I ask for an overdue raise?

raiseNext month I’ll have my three-year performance evaluation, and I feel that I am worth more than my current salary. How do I convey the message that my job is worth more and ask for more money?

As my company has grown, so have my responsibilities. I’ve really stepped up to the plate. I’ve earned recognition, but it’s not reflected in my pay. Through discussion with peers in the industry, I have learned that the average salary is much higher. Could you please advise me how to approach my boss during the evaluation, so I can convince him my request is justified? What should I say and not say? Thank you kindly in advance.

There are entire books written about this topic, and compensation experts will offer negotiating strategies galore. But I’m going to refrain from a long lecture, because I think you can figure this out yourself if you keep some basic ideas in mind.

No more boring performance reviews

What you should not do is walk into a review meeting, show some salary surveys, and expect your employer to cough up more money “because that’s what other people who do my job are being paid.” You must justify what you’re asking for.

Perhaps more important, performance evaluations and reviews are the bastard children of Human Resources. They are increasingly ignored in most companies. This is actually good news for you. If you’re going to have an evaluation at all, it will likely be very canned and scripted — and the manager doing it will be bored and in a rush to get it over with.

That’s your chance to take control and turn it into a useful, meaningful and engaging planning session. No more boring reviews! Stand out by showing your boss that you are 100% focused on doing your job — to make him and the company more successful.

Earn a raise with a business plan

A salary renegotiation is pretty simple conceptually: It’s best done with a business plan. In other words, do an analysis of your role as though your job constitutes an independent business. Don’t talk about your qualities or about what others are being paid. Talk about your company’s business and what you add to the bottom line — and what you will add in the future.

  • How do you contribute to revenue?
  • What does it cost to have you do what you do? (This includes not only your compensation and benefits, but the cost of your tools, the cost of your team and support personnel who help you, and so on.)
  • What’s your history in terms of the profitability you bring to the company? (That’s right: Your contribution to revenue matters, but how you impact profits matters more. Even if you can’t calculate a specific number, you need to outline a defensible case that goes into the profit factors you influence.)
  • What are your profit projections for the next two to three years? That is, make some projections of how you will contribute to profit. You’ll need solid evidence to back these estimates up.

Every job is a business

A job is a business. Managers forget that — so explain it to yours. That’s the key to thinking about this in terms your management will understand and respect. As in any business plan, your goal is to demonstrate how an added investment will pay off. You must show a rising return on the company’s investment in you.

The longer you’re working for the company, the more profit you should yield. A lot of this is number crunching, of course, and there’s seat-of-the-pants estimating involved.

Negotiation is a dialogue

This will scare a lot of people off for fear their employer will challenge the estimates. That’s exactly what you want! A dialogue. A debate. A roll-up-your-sleeves talk about your job! That’s what your evaluation should be.

If your boss is worth working for, then your boss will see that you are worth a good raise because you’re thinking about the company’s bottom line and that you are prepared to discuss the future of your work intelligently.

It will help enormously for you to interview people in the company who factor into this plan — before you meet with your boss. In the process, you will not only build your case, you will also influence (and remind) other key players in the company about your worth. Then ask them to join the dialogue by putting in a good word for you with your boss!
