You may have heard me say this before. Never give your resume to a manager that you haven’t already had substantive contact with. If you do, you cannot stand out when it counts — before the manager starts interviewing your competition.

You may also have heard me say this. If you lost out on the last job to someone that had the inside track, next time be the candidate on the inside track!

So, you’ve put to work the ideas we’ve already discussed in this series. You’ve been referred to a hiring manager (or other influential insider) by someone who recognizes that you may be able to bring value to the operation. This personal introduction is worth far more than any job application or “professionally written resume.” A manager is far more likely to act on a referral from a trusted source than on an unknown applicant.

Then what?

In psychology, a job interview is what we call a cognitive script. The questions and answers — even the behavior and how people dress — are preordained. (If you could be any animal, what animal would you be? What’s your greatest weakness? Where do you see yourself in five years? I call these the Top Ten Stupid Interview Questions.)

Now what do you do? You break the script and stand out.

Break the script

Almost every job-interview story line follows a conventional script. The process, the questions, the sweaty palms, the tricks, the clever comebacks — it’s all a kind of acting. Everyone acts a part.

This makes every job applicant like every other. The sameness is baked into the interview script everyone uses.

This is why, after a day of interviews, the hiring manager can’t distinguish Candidate 1 from Candidate 8.  You can’t get hired because you don’t stand out. You’re like an extra in a B movie whose ending you already know.

To get anywhere, you must stand out.

Get the inside track

The best thing you can do to stand out as more than just another job candidate is to break the script. Get the manager out of the same-old Q&A story. (What’s your greatest strength? Why are manhole covers round?) Do something your competition wouldn’t dare. Turn your conversation into something else — a discussion about the work. And start this new script before you even get a job interview!

Please get this straight. What we’re about to discuss is not what to say in a job interview. You must talk to the manager before you apply for the job.

This is what to say to a hiring manager even before they have seen your resume. How you handle this discussion can determine whether you earn a job interview as the candidate with the inside track.

How to Say It

Readers often tell me they understand what I’m recommending they should do, but they don’t know how to actually say it. So let’s run through some of your options, in “how to say it” format.

Now that a new contact has referred you to a manager you need to talk with, call (don’t e-mail or text) the manager. These suggestions may be used as alternatives to one another, or they may be woven together any way you wish to suit your style and approach. This is all about introducing yourself to the manager without a resume.

How to Say It #1

“I’ve been talking with so-and-so and so-and-so [people the manager knows] and they’ve pointed out to me that your operation is growing. They thought I might be helpful to you. Please correct me if I’m wrong, but I understand that two key problems or challenges that you are facing may be these…[briefly describe].”

If you approach a manager with an arrogant or presumptuous tone, they will blow you off. If you approach by saying, “So-and-so suggested that I give you a call,” that opens up the door. Always ask permission to continue.

How to Say It #2

“Thanks to some advice from so-and-so, I’ve been trying to study your business and I’d like to ask if you could give me a little more insight into where your business is going and where you might need some help.”

If you feel awkward and don’t want to come off as presumptuous, turn the discussion away from sounding like a pitch for a job.

How to Say It #3

“I have an interest in your industry. I’m not sending out resumes because I’m not applying for jobs, but people regard your company is a shining light in its industry. I’d like to learn more about [marketing, engineering, etc.] in your company, perhaps about your own department’s needs and about what you do before I apply for a job.”

If you’ve done your homework and spoken with insiders, you have three or four names to drop. Most managers will not ignore personal referrals, even if they don’t have an open job right now. More important, those people that referred you also tutored you in the manager’s business just enough that you’ve been able to formulate some good questions for a productive conversation.

Here’s a potent way to show the manager that you’re the one taking a risk.

How to Say It #4

“I don’t like applying for any job until I have learned enough to be able to go into the interview and demonstrate, hands down, how I can specifically contribute to the bottom line. If I can’t flesh out a plan, I wouldn’t expect any manager to interview me. I’m trying to develop that kind of understanding.”

Don’t ask for a meeting yet. Don’t hog the call. Be brief. Do not recite your resume or credentials! Let the manager talk. Whatever the manager might share with you, ask for a meeting shorter than any job interview; short enough that the manager may actually squeeze you in.

How to Say It #5

“Would you have fifteen minutes for me to stop by so I can get a little more insight about your operation, and about the work you hire people to do? I know you’re busy. I’ll be gone after fifteen minutes.”

Not many managers get phone calls like that. You’re clearly not asking for a job interview.

If you really want to be bold, try this.

How to Say It #6

“Look, I know you might think that I’m coming to you from out of left field, and if I seem like a know-it-all, please pardon me. So-and-so and so-and-so were kind enough to educate me about your company’s business. I’ve spent quite a bit of time trying to get a sense of how I might be able to contribute something to your operation. I’ve put together a very brief business plan I’d like to show you.”

How to Say It #7

“It’s a fifteen-minute presentation. If you’ve got fifteen minutes for me, I’d like to come by your office. If after five minutes you don’t like what I have to say, stop me and I’ll leave, no questions asked. I’m not here to waste your time, I’m here because so-and-so suggested I speak with you — and because I think I can help you. But in any case, I won’t take more than fifteen minutes of your time. Promise.”

If you cobble together an approach from these suggestions, and a manager blows you off, it’s probably not a place you want to work. That’s not sour grapes. A manager who has time only for scripted interviews with people unknown isn’t a good business person.

Talk with the hiring manager before you apply for a job

To establish yourself as worthy of a manager’s interest, you must completely bypass the conventional recruiting and interview script. You must stand out from all other candidates. You must earn the inside edge by earning referrals and tutoring from people the manager knows and trusts.

There is no resume. There is no interview. The opportunity before you is driven by who knows you. Someone the manager knows. It’s driven by talking shop outside the job hunting and hiring script we all know and hate.

This is the substantive contact you need, and you should create it well before any job interview. This is your new script for talking about an opportunity, and these are some suggestions for how to say it.

It is always difficult to explain why you trust someone. That sometimes spawns within us the illusion of trust when we try to network.

In our daily encounters out in the world, we come across all kinds of folks. Most of the individuals we do business with on a daily basis don’t have to be our friends, and the nature of the exchanges we have with them don’t even require that we trust them.

As an example: purchasing gas. As long as we can bring ourselves to trust the gas station attendant not to pour the gas into the back seat of our car, there isn’t really much at risk. And, since we probably put this exchange on our credit card, there is no possibility that the value received isn’t the amount we paid. The only trust element, if you will, is that the station you have selected prices their products consistently with respect to their competition.

To be an effective networker requires an understanding and appreciation of how trust is created. Often a person has the illusion that any excuse will do to make a call, but we must face reality if such a networking attempt is to be effective. We cannot rely on an illusion.

When networking within The FENG (The Financial Executives Networking Group), a trust relationship is easily started just by just mentioning that you are a fellow member of our august body. It can then be furthered by developing sound “reasons why” you have contacted this particular member. Perhaps they worked at firms where you have worked, attended the same schools, live in the same town, or belong to the same special interest group(s).

One purpose for contacting individuals to network is to get introduced to others. How valuable and extensive the resulting referrals are depends on your ability to present yourself as a trustworthy person.

Relationships and trust take time to build. You can avoid illusion by creating real trust, if only on a low level. The approach I suggest is something I call “asking for the world’s smallest favor that you know will be granted.” For example, asking a networking contact if they know a few recruiters that they might recommend. Recruiters don’t have much value, and the likelihood that you will “burn” your networking contact is small. It is an easy favor to grant. Now that you have them granting you favors, some trust has been established and you can ask for more.

But don’t be foolish. Don’t expect more than you deserve. For example, asking someone too soon for an introduction to their boss requires them to take a tremendous leap of faith. Making “three wishes” along these lines — and expecting them to be granted — would be too much to ask based on what is in reality still a cold call from a stranger.

While you may be looking for just a name, what you’re asking for is probably of critical value to the other person. They will instantly calculate the possible risks to their own career before they introduce you to, say, their boss. Understanding this will help you focus on what you can and can’t ask. Asking for a favor not likely to be granted will ensure that no future favors are ever granted.

So, the best approach is to go slowly, with sincerity and respect, in building your level of trust with each networking contact. Don’t harbor the illusion that any excuse will do for asking a stranger for a favor.  Start by asking for the world’s smallest favor — one you know is likely to be granted.

The difference between illusion and reality in the world of personal relationships is often hard to distinguish. You are the magician. If you do your hocus pocus well, you will get the best out of those hard-to-make new friends and build a network with a solid base for the future.

Shared Experiences: The key to good networking

Question

Everyone talks about networking as the best way to find the right job. There must be a key to this approach beyond just going to networking meetings and signing up with one of the online social networks. What advice can you give me about how to do it right?

Nick’s Reply

You may have been to networking events where people spend a minute apiece with you after cycling through several other new “contacts,” and then expect that you will introduce them to your closest business buddies. Such gatherings have gotten a bad reputation because they can be mercenary and impersonal. You’ve met, but have no real common ground, and there’s no value in your new connections because they are ephemeral and because there are no shared experiences between you. (See Please! Stop Networking!)

The online social networks are even more problematic. You sign up, add the names of your co-workers, former employers and friends, and the network links you to other members with similar backgrounds. Everyone is encouraged to dump names into the system, then to collect contacts. But while these networks create lots of connections, there is little emphasis on the quality of those links.

And that’s the key: The quality of connections is in relationships.

Don’t squander a good contact because you didn’t cultivate it carefully, personally, and intelligently. No one can afford to waste good contacts. But don’t try to force a contact to produce results all at once. Go slowly, and let the contact blossom for you through shared experiences.

Social networks like LinkedIn suggest that quality of contacts is important, but the mechanics of how that network operates reveal that having lots of contacts is more important to LinkedIn than having good contacts or in doing things with the people you meet.

That’s why LinkedIn (and other networks, like Facebook or Twitter) help you highlight your number of links. Why? Because the networks themselves profit mainly from their size. It’s an inherent contradiction and even a conflict of interest.

But the people who actually benefit from online social networks are the same people who know how to turn a first meeting into a healthy, long-term relationship. They know it requires a considerable investment; there’s nothing automated about it. Nor is there anything phony.

Quality Networking: Common ground

I think good networking has three key ingredients. First, it requires common ground. People must have something to share that is useful to others. The best place to start is with your work. Identify people who do the work you do (or want to do), then e-mail them, call them, meet them and talk shop with them. (Not about jobs.)

Quality Networking: Value

Second, good networking is sustained by value. What can you do to either help or genuinely engage another person? How about a tip that will enable her to be more productive? Or you can ask honest, sincere questions about the work she does, to educate yourself and to draw her out. That creates more common ground. And that requires an honest, willing investment. If you’re not truly interested in someone, leave them alone.

Third, good networking takes time. Trust grows between people through repeated good experiences. Sharing takes time.

Be likeable: Talk shop. When you talk to people about the work they do, they perceive you as likeable because you exhibit interest in them. It’s a basic human reaction. Talking shop with people makes them remember you positively. When you meet again to talk about a job, you’re the likeable candidate. And, right or wrong, people recommend who they like, and managers tend to hire people they like.

Once I trust you, I’ll draw you into my circle of friends—and that’s where valuable job referrals come from. Lazy, self-centered people have lousy networks and scant, weak relationships, and they’re the first to complain that networking is icky and that networking is phony. “Besides, who has time?” (See Networking For Introverts: How to say it.)

The best way to become well-connected is to meet and stay in touch with people who do the work you’re interested in and who are good at what they do. Don’t go to them when you’re job hunting. Go to them to share experiences that are meaningful to you both. Establish the kinds of relationships—and a reputation—that makes people want to come to you when they learn about a great job.

Friends share experiences

In a nutshell, I think networking is really about making friends. It’s about doing stuff together.

It’s got virtually nothing to do with getting a job or with any other kind of “payoff.” You do it because it makes life and work more enjoyable—and because giving something back makes your professional community (and the world) a better place. And when you live in a better place, somehow your life becomes better, too.

How can I make the inside job contacts I need?

In the August 1, 2017 Ask The Headhunter Newsletter, an Army graduate needs help making inside job contacts to get around the personnel jockeys.

Question

I am looking for work and I am studying your book. If you have any advice on how to build the contacts I need to land a good job, that would be extremely helpful. I recently transitioned out of the Army. I’m new in town and don’t know anyone. Without contacts, I’m at the mercy of those personnel jockeys — and I’m not having much success. Certainly someone in my area (Pittsburgh) needs an experienced information security administrator!

Nick’s Reply

Don’t worry that you’re new in town. Remember that new relationships are based on common interests. Key among these is your work. You need to identify — through the press, trade publications, local professional groups — a handful of key people in Pittsburgh who are experts in information security. The more respected they are, the better. The nice thing is, such folks are also visible. You’ll read about them in the media — it’s a free high-level professional directory. Your goal is to make them your new friends.

Study up on them.

  • What are they working on?
  • What are they most expert in?
  • What articles have they written?
  • What publications have written about them?
  • Familiarize yourself with their work.

Then call them, not as a job hunter, but as a peer who is impressed with their work and interested in what they’re doing.

How to Say It

“My name is Bill Smith. I just got out of the military where I was doing XYZ, and I’m new in Pittsburgh. This story I read about you [or your company] instantly aroused my interest because I’ve been working on related things in the Army. I’m exploring the state of the art in our field in the commercial world. So, I’m curious to know what is influencing your work — that is, what are you reading? Books, journals — materials that are influencing your thinking about security. Being new in town, I’m trying to learn where the most interesting work is being done here. Are there any local groups that you find relevant and useful?”

Making job contacts, making friends

Now you’re talking shop and making a friend. Where you take it from there is up to you and your new buddy.

A tip: Don’t try to turn the conversation into a job interview unless he does. (Leave that for another discussion.) Share your e-mail address and get his. Drop a note with a useful link to an article on the topic. Stay in touch. The point is to form a connection based on your work. This can lead to job opportunities if you’re patient and friendly without being pushy. Get it out of your head that jobs appear instantly on Indeed or LinkedIn. Worthwhile connections take time and effort!

Make job contacts anywhere

This approach works well in almost any field. You may wonder how this would work for jobs where there are no “recognized experts” — for example, a secretary’s job.

You’re not likely to find famous local secretaries in the newspaper, and they’re not likely to tell you what books they’re reading about “the state of the art.” But you will find secretaries (or programmers or sales reps) working for notable people. And you can call those notable people and respectfully ask them which managers and which companies in the area hire only top-notch secretaries (or programmers or sales reps).

People love to talk about their work, and they love to talk to others who are enthusiastic about their work. If you approach them with honesty and sincerity, without expecting a job, many will gladly talk with you for a few minutes. (Click here if you think making new contacts is awkward!)

Be respectful

This is key: Respect their time. If a discussion doesn’t pan into anything, don’t force it. Say thank you and move on to another. You need just one fruitful contact to say to you, “Hey, you ought to talk to Mary Johnson at Company X. Here’s her number. Tell her I suggested that you call.”

This is how a headhunter finds good people. You can use the approach to meet the right people and to find the right company.

Small Business Owner: I’m too busy to hire help!

In the May 2, 2017 Ask The Headhunter Newsletter, a doctor’s small business suffers from hiring the wrong people.

small businessI’m a doctor running a solo medical practice. How do small businesses like mine get good managers and staff? I have two medical assistants I’m dependent on to keep work flow steady.

I caught the new assistant doing something very inappropriate! I was livid, but there were patients waiting and I needed them to get back to work. So, the next morning I had a talk with them. My instincts told me to fire the old assistant on the spot, because she makes a lot of errors and isn’t very conscientious, but I need her until I can hire someone new.

So, I’m scrambling to find someone. I’m too busy running to look up. I may have found a good prospect but she needs to give notice to her current employer. There ought to be some semi-structured ways to find under-employed business managers and great employees. Any suggestions?

I know the fire drill: Small business owner is too busy to hire good help. Meanwhile, the business burns down.

Small business is too busy

Employers kid themselves that they’re too busy to recruit and hire good people. My rule of thumb: If you’re not spending 15% of your time recruiting — even if you’re not ready to hire immediately — then you’re not managing your business. Your business depends on good employees.

It’s clear that the staffing problems you describe are the result of hiring the wrong people to begin with. If you were devoting 15% of your time to recruiting, you’d have good people in your hiring pipeline. Yes — you read that right. Even a business with just two employees needs a candidate pipeline! When you don’t have a short list of very good potential hires in your desk drawer, you’ll wind up hiring the wrong people and pretty soon you’ll need to fire them (if they don’t quit). That’s no way to run a healthy business.

Good sources keep your candidate pipeline full

Small business owners rely too much on a sort of “just in time” hiring strategy — posting ads at the last minute and interviewing random applicants who come in over the transom. That’s no way to hire.

You must maintain a pipeline full of the kinds of people you’d be happy to hire. This means you must go out into your professional community to meet and and recruit them yourself. Posting jobs and waiting for candidates to appear when you need them is a fool’s errand. You already know that. I want you to realize it.

But stop looking for job candidates. The people you need to hire will come to you mostly via trusted referrals — so learn to identify sources of good candidates. One good source will lead you to worthy candidates again and again.

Make sourcing your business

Make it your business to source good managers and employees. I’ll start you off with a few examples.

As part of your 15% recruiting time, you should regularly attend a local chamber of commerce breakfast. Ask the attendees and event coordinators – not for referrals to possible candidates, but for referrals to possible sources of good candidates. A handful of reliable, trusted sources is an absolute must for any small business that can’t afford to be down 50% of its staff. That’s where the best job candidates always come from.

Go to that chamber meeting. Chat up who you meet. These are the movers and shakers in your business community.

How to Say It
“If you were trying to fill a job like this, who would you go to for some good referrals? Who do you know that knows under-employed business managers? Would you be kind enough to introduce us?”

I’m talking about local lawyers, accountants, retailers, building contractors, bankers, technology consultants — all the people who gather to feed one another business. As a group, they know everyone — including people you need to hire. If you feed this channel of referrals regularly, it will be there when you need to hire. By feeding, I mean returning favors: Referrals: How to gift someone a job (and why). Stay in touch with them. They know who’s under-employed, who’s talented, and who may be looking for work.

Recruiting: A small business necessity

You can recruit anywhere, any time. That 15% recruiting-time suggestion isn’t so outlandish if you consider that you can do it while doing other things. You can source potential hires while chatting with a patient who might know local talent. Or in the grocery checkout line. Or while talking with a pharmaceutical sales rep who calls on other medical offices and knows who’s happy at their job and who’s not. (Meet the right people offers tips to help job seekers network. But any employer can use the same tips to recruit.)

Don’t make sourcing and recruiting a last-minute fire drill in your business — especially if it’s a small business. If you think you can post a job ad and wait for instant job applicants, you’re going to hire more wrong people – “because they came along.”

Take the medicine now

I’ll bet you tell your patients, “Take the medicine now. Change your diet and behavior now. Or suddenly it’ll be too late.”

Start devoting 15% of your time to keeping your staff at 100%. If you’re too busy running to look up, you should see what it’s like to wind up flat on your back with no support staff.

Recruiting: How to get your hands dirty and hire

In the November 15, 2016 Ask The Headhunter Newsletter, a hiring manager offers a profound recruiting tip for employers.

recruitingMost professional associations have “X helping X” groups (e.g., lawyers helping lawyers). These groups consist of people being rehabilitated from disabilities of one sort or another (including a number of recovering alcoholics). It never hit me before, but such groups can be great sources of hires. When we brought our latest aboard and she worked out extremely well, I asked where we found her. I got to thinking after that.

A guy in my company goes to just such a “helping group.” (He joined Alcoholics Anonymous 20 years ago and has been sober since.) A while back he started recruiting the occasional employee from the group. The success of our hires from that group, compared to hires from the general population, is about 4 to 1. Why? I think it’s because at these meetings you get full disclosure of a person’s problems, a good feel for the degree of their recovery (just being a member is a good sign) and the people are generally competent, humble, loyal, and grateful as heck to be employed.

Anyway, I find it an interesting approach to hiring. I attend our industry’s “X helping X” group whenever I can now. Afterwards, people go to dinner together, and I’m usually the last to be left out of a group!

I have corporate clients who pay me a lot of money to provide them with recruiting ideas like the one you just described. It’s so obvious, it’s almost silly, isn’t it? Real recruiting by getting your hands dirty — going out to meet people!

Recruiting: I doubt you are!

Employers get so stuck thinking about hiring the traditional way that it never occurs to them to make it personal. That means having managers stop and think about social, professional, and community settings where potential job candidates congregate. You’ve hit on a particularly interesting one, where you’re not only getting what you want, but helping the kinds of people who make great employees.

Think of all the other possible sources of job candidates, all of them essentially free, where you can observe people in action:

  • Local chamber of commerce meetings
  • Church groups
  • Professional associations and meetings (like the one you describe)
  • Job search clubs
  • Professional training programs (e.g., marketing, programming, finance and accounting, etc.)

I do workshops for some of the top business schools around the world (and I charge them a fee), but I also regularly conduct pro bono Ask The Headhunter workshops at the Somerset Hills YMCA in New Jersey. Very talented “downsized” people gather to learn how to job hunt. I’ve never met an employer at these events! Why don’t employers jump on these? Maybe because they’re too busy reading through dopey resumes on LinkedIn and Indeed!

Recruiting people where they learn

Think about professional training programs especially. This is where people are building skills that you want to hire! Why don’t companies routinely send a few of their managers to these? The students at these programs are great potential hires, and it’s a comfortable setting in which to recruit. Like the “X helping X” groups you talk about, these classrooms are also a revealing environment in which to observe prospective candidates.

Clearly, you already get the idea, and it’s paying off. I’m not at all surprised that your hires from that group are four times more likely to succeed than other hires. When you find people — especially people who’ve overcome problems — where they’re helping one another, you’ve hit a gold mine.

Sheesh — What do people think employers did before the Internet? For that matter, what do people think any of us did before the Internet? (See Network, but don’t be a jerk!)

this-way-outReader 1: Back in the 20th century, employers actually reviewed resumes by reading them rather than scanning them into a computerized ranking system. Keywords have turned hiring into a pass-the-buck game, with HR complaining it can’t find talent! Well, HR isn’t looking for talent. HR isn’t looking for anything. Phony algorithms are keeping the talent unemployed while HR gets paid to do something else! The question is, what is HR doing?

Reader 2: Two weeks after receiving a written offer from this company — and after I quit my old job and moved — HR sends me an e-mail saying there’s no job. That’s right: They hired me and fired me before I started! What am I supposed to do now? I can’t go back to my old job — I quit. The HR person who gave me the offer still has her job. Shouldn’t she be fired?

Reader 3: I was selected for a new, better job paying more money after rounds of interviews. I was all set to start when my HR department called me in to say the job was withdrawn due to budget problems. This was for a promotion at my own company! How did they have the budget a month ago when they posted the job and gave it to me, but not now? What can I do?

Reader 4: My friend attended a business roundtable where multiple employers complained they couldn’t find people. She stood up and said she was a member of several large job-search networking groups, with an aggregate membership of thousands in the Boston area. She offered to put them in touch, help them post positions, and contacted them multiple times afterwards to help facilitate this. Nobody has taken her up on it. Talent shortage my…!

This edition of Ask The Headhunter is dedicated to good Human Resources (HR) managers who work hard to ensure their companies behave with integrity and in a businesslike manner toward job applicants — and who actually recruit.

This is also a challenge to the rest. Do the readers’ complaints above mystify or offend you? You cannot pretend to manage “human resources” while allowing your companies — and your profession — to run amuck in the recruiting and hiring process.

The problems described above are on you — on HR. It’s your job to fix them. Either raise your HR departments’ standards of behavior, or quit your jobs and eliminate the HR role altogether at your companies.

Here are some simple suggestions about very obvious problems in HR:

Stop rescinding offers.

oopsBudget problems may impact hiring and internal promotions, but it’s HR’s job to make sure all the i’s are dotted and the t’s are crossed before HR makes offers that impact people’s lives. Don’t make job offers if you don’t have the authority to follow through. If your company doesn’t give you that authority, then quit your job because you look like an idiot for having a job you’re not allowed to do. What happens to every job applicant is on you. Stop recruiting people then ignoring them.

In other words, stop soliciting people you have no intention of interviewing or hiring. More is not better. If it’s impossible to handle all job applicants personally and respectfully, then you’re recruiting the wrong people and too many of them. Either treat every applicant with the respect you expect them to show you and your company, or stop recruiting — until you have put a system in place that’s accurate and respectful. Having control over people’s careers isn’t a license to waste anyone’s time. Your company’s rudeness in hiring starts with you. (See How HR optimizes rejection of millions of job applicants.)

Stop recruiting stupidly.

stupidThe job of recruiting is about identifying and enticing the right candidates for jobs at your company. It’s not about soliciting everyone who has an e-mail address, and then complaining your applicants are unqualified or unskilled. You can’t fish with a bucket.

You say you use the same services everyone else uses to recruit? Where’s the edge in that? Paying Indeed or LinkedIn or Monster.com so you can search for needles in their haystacks is not recruiting. It’s stupid. Soliciting too many people who are not good candidates means you’re not doing your job. If you don’t know how to recruit intelligently, get another job. Stop demanding salary history.

It’s. None. Of. Your. Business. And it makes you look silly.

tell-meI have a standing challenge to anyone in HR: Give me one good reason why you need to know how much money a job applicant is making. No HR worker has ever been able to explain it rationally.

It’s private information. It’s personal. It’s private. It’s shameful to ask for it. Do you tell job applicants how much you make, or how much the manager makes, or how much the last person in the job was paid? If you need to know what another employer paid someone in order to judge what your company should pay them, then you’re worthless in the hiring process. You don’t know how to judge value. HR is all about judging the value of workers. You don’t belong in HR. (See Should I disclose my salary history?)

Stop avoiding hiring decisions.

In a market as competitive as today’s, if it takes you weeks to make a hiring decision after interviewing candidates, then either you’re not managing human resources properly, or you’re not managing the hiring managers in your company. Qualified job applicants deserve answers. Taking too long to make a choice means you have no skin in the game, and that makes you a dangerous business person. After you waste too many applicants’ time, your reputation — and your company’s — is sealed. With a rep like that, good luck trying to get hired yourself.

Stop complaining there’s a talent or skills shortage.

There’s not. With 19.5 million people unemployed, under-employed, and looking for work (even if they’re no longer counted as cry-babypart of the workforce), there’s plenty of talent out there to fill the 5.6 million vacant jobs in America. (See News Flash! HR causes talent shortage!) Recruit is a verb. Get out there and find the talent!

If your idea of recruiting is to sit on your duff and wait for Mr. or Ms. Perfect to come along on your “Applicant Tracking System,” then quit your job. If your idea of recruiting is to pay a headhunter $20,000 to fill an $80,000 job, then you are the talent shortage. Your company should fire you.

“Human Resources Management” doesn’t mean waiting for perfect hires to come along. Ask your HR ancestors: They used to do training and development to improve the skills and talent of their hires — as a way of creating competitive value for their companies.

The good HR professionals know who they are. The rest behave like they don’t know what they’re doing and like they don’t care. We’re giving you a wake-up call. Do your job, or get out.

My challenge to HR professionals: If you aren’t managing the standard of conduct toward job applicants at your company, if you aren’t really recruiting, if you’re not creating a competitive edge for your company by developing and training your hires, then you should quit your own job. If you aren’t promoting high business standards within the HR profession, then there’s no reason for HR to exist. Your company can run amuck without you.

How to engineer your personal network

We’ve been talking about networking. (See Please! Stop Networking! and Network, but don’t be a jerk!) I know the idea of talking to strangers puts many of you off. Some of my readers on PBS NewsHour (see the comments section on that linked page) have even suggested networking is unethical, a form of nepotism, and insulting. In this week’s edition, reader Kevin Rose explains how he engineers his personal network. There are a lot of words in this column, but just three short “how-to” tips.

I am in the midst of reading Fearless Job Hunting and re-inventing my job search strategy. It has happened a number of times where I would go to a job interview — in a couple of cases out of town — and I heard nothing afterwards. I engineermight write once to check in, but then move on. Now, I can understand no response to a random resume, but lack of courtesy after one or even four interviews is inexcusable. One of my friends says they are afraid of liability, and I say that is pure bunk. Others tell me, “What can you do? That’s just the way it is.”

I am an engineer, so I change things. I don’t just sit idly by and accept things the way they are.

Now I can see that in following your advice that this will be less likely to happen. A company would not dare go radio silent if I interviewed via a personal contact. I will say that being introduced to a potential employer via personal contact has always led to the most satisfying and long-lasting jobs I have had. I will definitely follow your advice.

Disrespect is now built into the HR culture because you and other job hunters are fungible. You’re a commodity. You are “free” because all people are “accessible” to employers. And, because there’s always someone out there better than you, who cares about being polite to you?

But the joke’s on HR, because with four to seven times more job seekers out there than open jobs, HR is still crying there’s a talent shortage. America is awash in unemployed or under-employed talent — people who can ride a fast learning curve. But HR technology can’t suss that out. It’s too buried in job-board databases. Job boards deliver no more than about 10% of hires in aggregate. But it’s easier for employers to spend billions each year on Monster.com, LinkedIn and other job boards, than to go meet people in the professional community that they’d really like to hire. Hell, they could stand outside their door with a sign that entices you to get off your bike and stop in for an interview.

Kevin’s follow-up

talkingI just wanted to let you know that I attended a Rotary Club this evening for the first time. I loved it! Not only were people open about themselves including what they do for a living, but I got a chance to do some networking following your suggestions!

The woman sitting next to me is a paralegal at a company that does forensic engineering — I walk past them on my lunchtime walks just about every day. I said to her, “I would like to hear more about what you do sometime.” That’s all I said and she said, “You will have to come by sometime when we are taking a car apart.”

They analyze cars that crash, and testify in liability cases against manufacturers.

Now I don’t think that company would ever have a job for me, but knowing them will give me some perspective in my own engineering work. Also, I get to know the business community in my town. I wanted to thank you for this inspiration, and it is a lot more fun than Facebook of Linkedin. I also got a free meal, too!

So again, thank you for the nudge. Like I said, my best jobs have come through networking — one time from a friend at church, and my current job is one I found through an old girlfriend (with my wife’s approval). I am hoping to become acquainted with people such that the next time I need to find a job, I will know some people who might point me to an opening, or who may be instrumental in helping me start a business.

This doesn’t stop with Rotary. I recently rejoined my professional organization, ieee.org. But aside from clubs and organizations, I realize there are many, many ways of meeting people and making connections.

Network, but don’t be a jerk!

In the September 22, 2015 Ask The Headhunter Newsletter, we try to eliminate the jerk factor from networking.

Question

Everyone talks about networking as the best way to find the right job. There must be a key to this approach beyond just going to networking meetings and signing up with one of the online social networks. What advice can you give me about how to do it right?

Last week (Please! Stop Networking!) I offered some How to Say It tips about starting legiitimate conversations with people you’d like to get to know.

jerkNow let’s talk about how not to be a jerk. What passes as “networking” today can make anyone a jerk. And, if you feel awkward about networking, it’s because you really don’t want to behave like a jerk!

Let’s look at some really stupid ways networking is sold to the public. And make no mistake — it’s sold because someone makes money at this.

Networking meetings

You have no doubt been to networking events where people spend a minute apiece with you, and then expect that you will introduce them to your closest business buddies. Such gatherings have gotten a bad reputation because they can be mercenary and impersonal.

What’s the point of meeting someone if you have no real common ground, and there’s no value in your connection because there are no shared experiences between you?

Online networks

The online social networks are even more problematic. (See LinkedIn: Just another job board.) You sign up, add the names of your co-workers, former employers and friends, and the network links you to other members with similar backgrounds.

But while networks like LinkedIn create lots of connections, there is little emphasis on the quality of those links.

And that’s the key: The quality of relationships. Social networks suggest that having lots of contacts is more important than having good contacts, and they help you highlight your number of links. Why? Because the networks themselves profit mainly from their size. The more members they have clicking on one another, the more ads and digital “services” they can sell. It’s an inherent contradiction and even a conflict.

But the people who benefit from online social networks are the same people who know how to turn a first meeting into a healthy, long term relationship. They know it requires a considerable investment. There’s nothing automated about it.

Phony networking has just one tenet: Behave like a selfish jerk. I think there are three tenets to real networking:

Common ground

First, it requires common ground. People must have something to share that is useful to others. The best place to start is with your work. Identify people who do the work you do (or want to do), then e-mail them, call them, meet them and talk with them about their work and your work. (Not about jobs.)

Value

Second, good networking is sustained by value. Five minutes sharing your elevator speech and business card is worthless.

What can you do to either help or genuinely engage another person? How about a tip that will enable her to be more productive? Or you can ask honest, sincere questions about the work she does. That identifies more common ground. You’ll either find it and build a relationship on it, or you won’t. Don’t fake it.

Time

Third, good networking takes time.This is what networkers have the most difficulty with. Trust grows between people through repeated good experiences. Once I trust you, I’ll draw you into my circle of friends — and that’s where valuable job referrals come from.

The best way to become well-connected is to meet and stay in touch with people who do the work you’re interested and who are good at what they do. Don’t go to them when you’re job hunting. Establish the kinds of relationships — and reputation — that make them want to come to you when they learn about a great job.

“Personal contacts are the foundation of every business. Rather than wait for ‘opportunities’ to come along, learn to participate in your community — go meet people. Learn about their business, get their opinions and advice, and ask for introductions that will help you become a useful member of that community. Personal contacts begin with you reaching out. Start now.”


In Fearless Job Hunting, Book 5: Get The Right Employer’s Full Attention, I tackle the objection many people have: Networking is icky! Only if you behave like a jerk! This is from “Do I have to ‘kiss ass’ to get a job?” (pp. 2-:5):

“When you send a company your resume, you’re not demonstrating anything. All you’re saying is, ‘Here are my credentials, all typed up nicely. Now, you go figure out what the heck to do with me!’ (What’s ickier than that?) A personal contact is a filter that helps a manager find what he’s looking for. A personal contact quickly gives you an opportunity to actually show what you can do — it’s like a voucher that expresses your value and suggests how you will help the company.”

Smart Hiring: How a savvy manager finds great hires (Part 2)

In the June 3, 2014 Ask The Headhunter Newsletter, a manager tells how she finds great hires.

Last week we heard from Annie, a manager whose approach to interviewing and hiring reflects how she likes to be treated as a job applicant. She doesn’t rely on job boards. She treats applicants respectfully and always gets back to them. She explains interviewing procedures clearly in advance. She doesn’t waste applicants’ time. And she doesn’t demand their salary history.

I don’t ask for salary history

Hi, Nick! It’s exciting to see the story up and people engaging with it. Our top candidate just accepted our offer today, so I’m able (and delighted) to say that our search process has been a success.

We suspected (but didn’t confirm) that the candidate was probably under-paid at his current position. I had to campaign pretty vigorously to pay him what he’s worth instead of some calculation based on his current number. He was such a promising candidate that he likely wouldn’t take less, and I wouldn’t feel right offering it to him. After we had finished our internal budget negotiations and arrived at a range, I simply asked him what he was hoping to make. Luckily, the numbers worked out!

Annie, good for you for making the case to pay the candidate what you think he’s worth. Asking what he wanted to make is the honest way to come to terms on salary. A good alternative would have been to quote your budget range for the job. Kudos to you for not falling back on a request for his salary history. Job applicants should keep their salary under wraps.

Where I network to find great job candidates

Your commenter Dave is spot-on: Meetup groups are the way to go. The position I was hiring for is a technical one (and I’m in a technical role myself), so most of my networking was at groups focused on programming languages, technology stacks, etc. These aren’t (on the surface) career/hiring events. These are places where people in the industry get together and discuss their craft. So, if you are deliberate about hiring, it’s the sweet spot: places to form relationships with people who already have good jobs in the area, who know their stuff, and who might want a job someday. [Don’t say, “I don’t know anybody!” -Nick]

Making friends at meetups

The tricky thing about relying on a network is, you have to start building it before you need it. I’ve been going to most of these groups for years. They give me the opportunity to make friends, pair-code with people, toss around project ideas, and share answers to problems. In other words, to demonstrate my interest and involvement in our field, and get enough face time that people can safely conclude I’m probably not a terrible, awful person to work with.

Really, I can’t stress enough how important this kind of interaction (again, on your advice) has been in my career. I’ve gotten jobs based on the recommendation of people I’ve pair-coded with at meetups. I’ve got job leads in my pocket because of it. And I found the young man that we eventually hired the same way: a personal recommendation from someone I trust, who knows both of us through meetup groups.

Diversity in recruiting

Following on the recent news of Google releasing their demographics data, I think this is also the perfect (and possibly only?) way to go about recruiting a diverse staff. I make sure to contribute in groups targeting women and other minorities in engineering, in part so that I can be sure to know diverse candidates in order to include them in my hiring process. You know, everybody says, “We need more women / African Americans / Latinos / etc. in computers,” but it seems like companies make next to no effort to go out and recruit them. Unfortunately, they won’t just fall into your lap. As with everything, it takes work.

Annie: You’ve made an eloquent case for real networking. Your method of making friends to find great hires is the flip-side of making friends to get referred to great jobs. (I cover this in detail in How Can I Change Careers?, in the section titled “A Good Network Is a Circle of Friends.”)

Thanks for acknowledging that “networking” — as some people practice it — can be “icky.” By investing the time to demonstrate your genuine interest in talking shop, you help people judge that you’re a good person to talk with and get to know. This is the essence of making friends and getting introduced to jobs.

Thanks again for showing us how you actually recruit and hire using the ideas we discuss here every day. Some managers respect job applicants and go out of their way to make good hires intelligently and with care. My advice to job seekers: A manager like Annie doesn’t need many great applicants, and you don’t need more than just one good manager to hire you. Don’t lower your standards. Go where managers like Annie will find you.
