How to Say It: I want interview feedback!

Question

I enjoyed reading your book and I enjoy getting your newsletter even though I feel a little out of place because I am in Human Resources. I find your observations about the hiring process to be very accurate. You have a knack for explaining how to phrase certain questions and statements in interviews so that they will come off sounding right. I need your help asking for interview feedback.

When I’ve just been interviewed for a job, I want feedback. Please tell me how to say it to the hiring manager: “How did I do during the interview? What are my prospects for moving forward?”

interview feedbackThanks for your kind words. Don’t feel out of place. Many HR folks subscribe to this newsletter, and you’d be surprised how often I’m hired by HR organizations to speak at their meetings. There are many progressive HR practitioners out there!

I’m going to try to answer your question with a suggestion that not only gets you the feedback you need, but which can also make you a much stronger candidate.

Candid interview feedback

Getting interview feedback is indeed a bit of an art. But if you stand back from the experience, like a headhunter does, you kinda wonder, Why don’t all managers provide feedback immediately and to all job candidates? Why does anyone have to ask?

I think it’s mainly because interviewers don’t know how to phrase their comments and because they don’t want to appear like they’re making a commitment. They need help with “how to say it” themselves!

Candor is important in business transactions. I think a manager should have a pretty good idea whether a candidate is a likely fit — and should know why — by the end of just one interview. While it may help to interview other candidates before making a decision, it’s healthy for a manager to test their judgment immediately: If this candidate were the only candidate available, would I hire them? Why or why not?

That is the substance of candid, end-of-interview feedback to any candidate.

A manager should share their reaction to your interview right there, on the spot. Here’s how I think you can nudge the information out of them. It involves putting them off balance a bit with a what-if question.

How to Say It

“Thanks for taking time to meet with me. I’ve learned a lot about your operation and I hope you’ve gotten a clear idea of who I am and what I can do for you. Before we part company I’d like to ask you something. What if, instead of a job interview, this had been a project meeting and I was your employee? Would you promote me? Would you give me a raise? Or would you fire me? Based on our meeting, please tell me which you would do. No holds barred — be completely honest with me. Because if I haven’t shown you how I could help your bottom line, then you shouldn’t hire me.”

You should, of course, bend and shape that to suit your own style and needs. Let it sound like you, not me.

Interview feedback: Hire me or fire me?

Please consider this statement carefully: If I haven’t shown you how I’d contribute to your bottom line, then you shouldn’t hire me.

How can you pull off the kind of job interview that makes you confident about using the How to Say It suggestion in this column? Stand Out: How to be the profitable hire.
That’s a strong position to take. It’s almost a challenge to the hiring manager! And it should be. After all, the entire interview was the manager’s challenge to you! Candidates who are unable or unwilling to make such a statement simply have no business in that job interview. Did you prepare enough? Were you convincing enough? If not, you don’t deserve to be hired. In my experience, engaging a manager on this make-or-break level can elicit the candid, important interview feedback you need.

I believe this is also an excellent way to prepare for your interview. If you want to increase your chances of positive feedback, be the candidate that truly deserves it.

Whether or not the manager actually answers you, I think their demeanor will reveal a lot and you’ll know whether to go home and wait for an offer, or move on to another job opportunity where you can be a more compelling candidate.

talk-to-the-hand-2Your column HR Managers: Do your job, or get out reminded me that most of what HR does makes no sense, and it’s not smart to bend to HR’s will when I’m looking for a job.

HR always wants me to do a meeting with them first, before they’ll let me talk to the hiring manager, but that’s a guarantee of doom! HR knows nothing about the work I do, and rejects me before I can even meet with someone who is qualified to judge me and what I can do. I know your advice is to tell HR I won’t talk to the hand, but how do I actually say that without sounding like a jerk?

“How to say it” is a big part of Ask The Headhunter — and I know this is where people often stumble. They know they have to push back sometimes, when an employer makes demands, but they freeze up when it comes to actually expressing themselves.

I get it. I used to wonder what the problem was, but I’ve realized that unless you’re dealing with these situations all the time, it’s hard to come up with the right words. Some readers can do it; others can’t. (If headhunters didn’t know how to do it, we’d starve.)

The specific challenge you’re facing is something I wrote about in detail in Fearless Job Hunting, Book 4, Overcome Human Resources Obstacles, pp. 5-6. Here’s how to tell HR you don’t talk to the hand:

Candidates don’t realize they can insist on interviewing only with the manager. (Why waste time with anyone else?)

How to Say It
If the employer insists that you meet with a personnel jockey before the hiring manager, try this:

“I’m afraid my schedule is very busy, and my time is limited. I’d be glad to meet with a representative from your HR department, but only after the hiring manager and I have met and decided that there’s a clear, mutual interest in working together. Once that’s established, of course I’ll make time to meet with HR.”

If the company balks, be firm.

”Thanks for your interest, but I’m afraid I’ll have to pass. If the manager decides to meet with me, I’d be glad to schedule some time.”

Then let it go. Move on to another opportunity, where the employer respects you and your time.

Is this risky? Of course it is. But so is wasting your time with someone who isn’t qualified to evaluate you. “Playing along” isn’t going to change this. It’ll just demoralize and frustrate you. (See How HR optimizes rejection of millions of job applicants.)

The approach I recommend emphasizes that your time is not free — it’s valuable. And, while you might respect HR’s role in hiring, you’re no dummy — you know that only the hiring manager is qualified to judge you. If the employer is really interested in you, HR will back off and respect your wishes and your time. If they’re just putting you through a mindless meat grinder, then it’s better to find out up front. That’s what makes this a good test of whether you’re looking at a real opportunity, or the blind leading the blind.

I’m glad you found the HR Managers: Do your job or get out helpful. But it wasn’t just a challenge to HR. It’s also a challenge to you. Are you willing to stand up for yourself, and for sound business practices?

HR’s behavior will not change as long as job seekers keep agreeing to silly demands. Why would you want to get screened by HR, when HR isn’t expert in the work you do? Would you let the gardener tell you not to knock on the homeowner’s door? (See Should I accept HR’s rejection letter?) You don’t have to talk to the hand.

If you want to optimize your chances of winning the right job, keep your standards high, and don’t do foolish things just because someone tells you to. Insist on meeting with the hiring manager first.

How to launch a seemingly impossible career change

In the April 19, 2016 Ask The Headhunter Newsletter, a reader asks how to get in the door for a seemingly impossible job change.

leavingI want to make a big career change into medical device sales, but it’s going to be tricky. My experience is in teaching, primarily English as a second language. I don’t expect to get a sales job to start, so I want to start out in sales support. I’ve done tons of research on the company I’ve chosen, its technology and products, and I’ve even talked to some of the company’s customers — doctors and medical centers. I know that their salespeople’s time is worth a little over $1,000 an hour, so good sales support is key to profitability.

Two contacts — an old friend and her friend — work in the company where I want a job, and I’m using LinkedIn to find more contacts. I have read both your How Can I Make a Career Change? (I thoroughly enjoyed my library vacation) and Fearless Job Hunting books, and I am following your advice. But my execution might be a bit rocky. How can I parlay these contacts into more connections that might help me get in front of the right manager to talk about a seemingly impossible job change?

Nick’s Reply

You’re right — that’s a huge, daunting leap. Medical sales is a tough field to get into. Your odds aren’t good, but I don’t believe in odds or in luck. I believe in hard work. If you really want to do this, do all the hard work and don’t let anything deter you until you either get the job or exhaust every avenue.

But you didn’t ask my permission. You asked how to get in the door.

It’s going to require more than one or two contacts, so you need to leverage your two friends to meet more people in the company. I’m both a fan and an antagonist when it comes to LinkedIn. It’s the best online phonebook ever developed. On the other hand, it’s become just another job board after squandering its future as a true networking tool.

Leverage LinkedIn

Here’s how to use LinkedIn to help you with this. Ask your friends for one or two names of people who work in or near the department at the company where you want to work. Then search both LinkedIn and Google to find them, and then more people who are connected to the company’s product areas where you want to work. (I suggest you re-read “A Good Network Is a Circle of Friends,” pp. 27-32 in How Can I Change Careers?)

Search Google for the company name plus the product names and related technologies. Let me caution you here: Google Search and Google News are different. You’ll turn up different results. I prefer News because the results will surface names of specific people and stories about them — and that’s what you want. The more relevant names you can dig up this way, the better. Then look up each person on LinkedIn — and ask your friends if they know them.

When you contact someone you found this way, you don’t have to rely on that tenuous LinkedIn “connection” to get their attention. (I hate it when someone reaches out to me and says, “I found you on LinkedIn!” So what? They might as well have found me in the phone book!) You should refer to the news article you read about them. Talk shop, and mention the two people you know at the company:

How to Say It:
“I was just talking to Mary Smith, who works in the Blah-Blah department at your company, and I also just read this article in the Wall Street Journal about your role in your company’s…”

Talk shop!

You’ve clearly done your homework — Good for you! — so you can actually ask them a couple of intelligent questions about their work. This tells them you’re not some LinkedIn opportunist who ran a keyword search to “find” them. You actually know something about what they do. This puts you on a very different footing from someone who’s calling around for job leads via LinkedIn.

Having started a work-related — if very simple — discussion, you can move on to your objective:

How to Say It:
“I wonder if I could ask you for some advice. My background is… and I’m considering a job in sales support. I don’t just want to send in a resume, because I’d like to learn more about the support function in sales of XYZ devices. I know that a sales person’s time at your company is worth about $1,000 an hour, so sales support is an important lever for profitability. Is there someone you can recommend that I talk with in sales or sales support so I can learn more about the role?”

Isn’t that more powerful than saying, “Hey, do you know of any job leads at your company?” You will leave your competitors in the dust. Here’s another way to break the ice with such a contact:

How to Say It:
“I noticed in the article I read that you work with the Hannenframmis device line. Another company, X, makes a related device they call a Thingamajig. What do you think of their product?”

A question like that tells the person you’ve studied the company, its products and its competition. What LinkedIn query goes into such detail? Your request is out of the ordinary. You’re not asking for a job lead — you’re talking shop. When you ask someone for their opinion or advice about something relating to their work, I find they usually want to share their thoughts.

Once again, having established a bit of credibility, it’s easy to switch to:

“Hey, I wonder if I could ask you for some advice…” and use the How to Say It suggestion above.

Critical Mass: Nobody said it was easy

If they don’t recommend anyone, just say, “Thanks — it was good to meet you. Thanks for your time,” and move on. But my guess is they will offer you some help. One new contact and referral thus leads to another. You learn something new every step of the way, and you will build a critical mass of contacts and insight. Some of them will know one another — and that builds your credibility further as you navigate the company to find the right manager in sales.

One of your new friends will refer you to a manager who will recognize a highly motivated person who wants to work in sales support. Without applying for a job, you’ll be an insider. When you get near that manager, re-read Fearless Job Hunting, Book 3: Get in The Door (way ahead of your competition), “Share Experiences: The path to success,” pp. 12-14, and “Pest, or manager’s dream?” pp. 18-19.

I’ll caution you: This is not easy or quick, nor should it be. While your competition is sending keywords to HR managers, you’ll be talking to insiders — that requires dedication and focus. Managers tend to hire people they know, or people referred by trusted contacts. That’s what this approach gradually turns you into — an insider — if you invest the time to do the homework, to talk with people patiently, and to learn all you can about the company you want to work for so you can demonstrate why you’re the profitable hire.

Don’t be afraid of a C-level contact

In the September 27, 2011 Ask The Headhunter Newsletter, a job hunter says he’s got personal introductions to two C-level execs at a company where he wants to work. He worries, is it even a good idea to use them?

The CEO of my former company just gave me two of the best contacts that one could ever hope for. It turns out that he worked at the company in which I’m now interested. He gave me the direct numbers of the CEO and CIO there, and his permission to use his name liberally.

The problem is that I wouldn’t be reporting directly to either of these gentlemen. I technically fall under the CIO’s umbrella, but far removed — I want a web developer job that they have available.

Another problem is that I don’t know anyone else in this company of about 500 people. So how do I take advantage of these contacts without having the whole thing blow up in my face? Should I even try contacting them if they’re not going to be the ones to whom I’d be reporting? This might be as bad as trying to contact HR. Please advise.

My Advice

Here’s the short version of my advice: (For the entire column, you need to subscribe to the free newsletter. Don’t miss another edition!)

The best thing you could do is ask your CEO buddy to call one of these people and recommend you. This is very powerful. If your old friend thinks so much of you, he should be willing to make the call.

Alternately, you could call the CIO, since that’s the area you’d be in, and say your old CEO suggested you call him. But: Do not ask for a job.

How to Say It

“Joe Smith, my former CEO at ABC Company, strongly suggested that I get in touch with you. He thinks I should consider a job at your company. I’m a web developer and I’m trying to get a deeper sense of what’s important to your company in its web presence. I don’t believe in interviewing just because there’s a job open — I like to make sure I understand a business first, and to make sure I can offer something useful and profitable. Do you have a few minutes to tell me a bit about your IT philosophy and your organization?”

Don’t ask for a job

The point is to focus on what a CIO is interested in: strategy and philosophy of IT. Then let him (or her) talk. At the end, state clearly that you’re interested in working for his company and ask if he feels you’re someone the company would be interested in.

How to Say It

“If you think it’s a good idea, I’d like to talk with someone on your web development team who can tell me more about the operation.”

If he tries to send you to HR, politely explain that you’re glad to talk with HR, but first you’d like to get more information about the web work being done there. Here’s how to say it:

Note that you’re not trying to apply for a job through the CEO or CIO. The goal is to use your old CEO’s personal contacts to help you develop the relevant contacts you need in this company — in the IT department — not just to apply for a job.

Use the contact to make better contacts

Don’t be afraid of a C-level contact, and don’t feel awkward making these calls. You’ve been introduced. Talk shop with these execs, not about applying for a specific job. Use your conversations to learn about them and to expand your circle of contacts. Then ask for referrals to others in the company who can talk shop with you, and you’ll be in the door before you know it.

It’s almost always best, when you’re talking to someone higher up than you, to ask for advice and guidance. Use those exact words:

How to Say It

“I’d like to ask you for a little advice and guidance about how someone with my skills could help your web development team be even more successful.”
