A reader isn’t sure a new college degree or other education is going to guarantee a career or a job, in the October 6, 2020 Ask The Headhunter Newsletter.

educationI’m thinking of making a significant shift that would lead to better pay and an overall more satisfying career in a different kind of job. To make the change I might be able to get away with some certification programs and continuing education. However, I’m also considering getting a master’s degree because that seems to be an important credential for “getting in.” Any approach I take will cost money and time, in some cases a lot of both! How do I decide which way to go?

I’m going to tell you something that should be very obvious, but I don’t expect you’ve already considered it because our employment and education systems have brainwashed you. First, let’s get some basics out of the way.

Selling education by the pound

The education industry (make no mistake, it is an industry) goes to great lengths to market its product. The marketing strongly implies that the degree leads to the job. Students have learned to shop for degrees by the pound: a certification, a bachelor’s, a master’s. How much “great job and salary” do you want? People with specific jobs and careers in mind easily swallow the bait, hook, line and sinker.

A new college degree can be a very risky bet unless you’re aspiring to one of the “professions” which require rigorous training and credentials. I’m referring to the law, medicine, accounting, engineering and the like – although you could theoretically pass a Professional Engineer exam or pass the bar exam without going to school. (I didn’t say it would be easy!)

But you probably know new law school or engineering grads that can’t find work. Did they not buy enough education?

Who’s really paying for the education?

When you have a specific career goal in mind, the product you’re buying is not education or a degree. The real product is the job you want. This means one thing matters more than any other: What education does the employer want?

In other words, you should remember that who’s really paying for that degree (or certification) is the employer that hires and pays you for it.

Although in general a college degree means higher income, degrees may not be required for good incomes in every career — or even in the job you want. A good education is valuable for many reasons, and it can enhance a career (and your income) dramatically. But, don’t expect that getting a degree is going to guarantee you a better income or a better career.

Don’t expect an employer to buy the career promises a school sold you.

What to do

How a degree-less job seeker gets the job:
No College Degree, No Problem
Before you assume, for example, that you need an MBA in finance to get a job in investment banking, or a computer science degree to design software, consider who’s “paying” for that degree. Pick the industry, company and job you want. Then go talk to the relevant employers and people who do the work you want to do.

Ask them what sort of education is necessary, sufficient and useful. Thousands or hundreds of thousands of dollars could hang on the answers.

I don’t mean you should read the academic “requirements” on the job description. Go talk with the hiring managers and people who already do the work you want to do. Discover the nuances. Get insight. Get insider advice.

You might even ask what kind of education pays off best when you apply for the job you want. Then pursue that education.

There’s still no guarantee of a job, but at least you’re partnering with the “other customer” that’s indirectly paying for your education.

Get past the marketing of education

Popular business magazines regularly run rankings that list the college degree programs (e.g., MBA) and schools that deliver the most bang for the buck. They list salaries and job titles obtained by graduates. Big deal. What they fail to discuss is all the other ways talented people can be successful. Many schools don’t prove that they really know what employers want.

If degrees were directly tied to jobs, schools would guarantee you job opportunities. Instead, they market the often nebulous relationship between a degree and a job.

Don’t misunderstand me. I don’t knock education. I believe a college education for its own sake can make most people smarter and better overall, if only for the broad exposure to knowledge, ideas, critical thinking and problem-solving tools it provides. We’ve all seen the surveys which show that, generally speaking, people with college degrees earn more than those without them. But, I really get bugged when schools and the media market “the relationship” between degrees, jobs and income.

Necessary and sufficient qualifications

Depending on the person and the situation, it’s not always clear that a degree (or yet another degree) is necessary. I’ve known many people, including law and medical school grads and freshly minted MBAs, who are disappointed that the degree they worked so hard to earn hasn’t gotten them a job or higher incomes. While a degree may be necessary, it may not be sufficient. That is, you need something more. That may be experience, apprenticeship or just an employer willing to take a chance on you.

Or, a degree may not be necessary if you have other qualifications that are sufficient.

Only the employer really knows.

Ask the employer

So, before you invest loads of time and money to get a degree, talk to people who do the work you want to do, and to their managers. We’re probably talking about several companies. Ask which credentials really matter to them and why. Which credentials would most likely pay off if you applied there for a job?

If you’re going to school because you want to learn for learning’s sake, that’s wonderful. But, if you’re investing in a degree to get ahead in your job, the ultimate customer of the education industry isn’t you — it’s the employer you go to work for.

I promised to tell you something very obvious. Before you invest in education or a degree, find out what education the employer wants.

Your First Job: 20 pointers for new graduates

In the September 18, 2018 Ask The Headhunter Newsletter a new grad’s dad expresses concerns that employers aren’t rewarding highly credentialed new graduates fast enough.

Question

My son, who earned an advanced STEM degree, was hired by a firm which was highly impressed by his education, and emphasized how important it was to have someone with his qualifications joining their team.

But several months into the job, he realizes that the work he has been given could easily be done by someone with only a bachelor’s degree. He is upset that he is not being challenged, but my concerns are more prosaic and practical. If he doesn’t have the opportunity to use his ability to “hit home runs” for his employer, there’s really no reason for them to reward him handsomely, and he isn’t developing the skill set that could cause another employer to pirate him away, and reward him handsomely.

So, my question is, did the employer deliberately lie to my son to get someone with his qualifications to join them, or did they lie to themselves, like the owner of a diner I know who sought out a Paris-trained chef, when all he needed was a guy who didn’t burn the eggplant?

You’re blessed to have a son with an accomplished academic background. But I’m afraid you’re suffering from the same malady a lot of Millennials seem to have. They expect to hit the ground on their first job “being challenged,” “tackling great opportunities,” “hitting home runs,” “getting rewarded handsomely,” and quickly “developing new skill sets that will just as quickly get them recruited away” from their first employer… and “getting rewarded even more handsomely.”

Right out of the gate.

Are schools suggesting to students that wild success will be their experience once they get a job? Or are schools failing to give their students a realistic idea about the roadblocks they’ll encounter? Maybe they’re not teaching them how to recognize roadblocks or how to deal with reality.

Expectations about new jobs

It’s altogether too easy to offer sanctimonious advice to young people about the realities of a first job. In fact, I discourage that because it’s the naivete of every new generation that frees it to create something new under the sun. I love watching young people pull off great feats because they don’t know what is supposed to be impossible — so they risk everything to attempt anything. I experienced that when I started my career in the nascent Silicon Valley. I expected great success while I stumbled over obstacles I didn’t expect to encounter.

But I think attitudes about success are another matter from expectations about jobs. When I get a chance to speak to groups of students and new graduates about jobs and careers, I try to give them an honest picture of the roadblocks they will encounter. It may seem harsh, but I think it’s the truth.

The underlying questions here are whether the realities of work are roadblocks — and what new grads can learn about how to deal with them. I’m offering no answers. Just some pointers that I hope inspire a fresh new generation of workers to develop healthy attitudes about success so they can pull off the impossible.

20 pointers for new graduates

Whatever you’ve been told by the school you attended, this is likely what new graduates will find at their first jobs. Be prepared.

  1. Your academic credentials get you hired, because you have little or no experience that an employer can judge you on.
  2. Once you’re hired, your credentials don’t matter.
  3. Once you’re hired, what matters is your ability and willingness to learn the job and business you’re in. Especially if it’s your first job, that takes all your time, devotion and hard work.
  4. When you graduated from college or grad school, you were at the top of your academic game. You were a star with great prospects.
  5. Once you start work, you’re on the ground floor, on the bottom rung, low person on the totem pole, the plebe, the newbie, the unskilled and clueless neophyte that needs to prove themselves all over again.
  6. A job is not school.
  7. School is where you pay to learn what you want. A job is where you get paid to do whatever your employer needs you to do.
  8. In school, the work you do accrues 100% to your knowledge. At a job, the work you do accrues 100% to your employer’s profits. Hopefully, some of that accrues to your acumen. Most of it won’t – because that’s not why you were hired.
  9. Employers don’t pay you to be challenged. They pay you mainly to do boring work.
  10. The job you’re doing could probably be done by someone smart with less education. But they hired you because they expect you’ll go farther than someone with less education – if you’re willing to work as hard at your new job as you did in college.
  11. Employers don’t hire you out of school because they want home runs. They hire you because they want someone to carry water, clean the bases and tidy the dugout. They don’t tell you that in school, because if they did you might not pay to get an education.
  12. Your employer has people that hit home runs – but damned if they’re going to hand you a bat right out of school because they hope you’ll hit .500.
  13. Your employer won’t put you in the game before you prove you can field 10,000 balls flawlessly. Pro athletes spend most of their time practicing.
  14. The challenge when you start the job is to do what you’re told by the people who are paying you. They will expect you to do that job a long time because they really don’t want to start all over again with someone else.
  15. You will be paid what they promised you – and it’ll likely be far from handsome.
  16. Your reward is not your salary. Your reward is being permitted to come back each day to keep doing your small part – not to swing for the bleachers.
  17. Practice will take years, a step at a time – and you don’t get special rewards for making it to the next step. See (10).
  18. You won’t be worth recruiting away for a long time. Trust me. We headhunters don’t get paid big fees to recruit newbies. There are millions of you. Hiring any one of you is free.
  19. You’ve heard the rule about how it takes 10,000 hours devoted to doing one thing before you become an expert. Do the math. Even if you get to spend half your work day practicing that one thing, it will take years to become the expert that another employer will recruit. (More likely, you’ll spend 90% of your time on busy work.)
  20. The good news is, if you focus on doing your job so your employer profits handsomely from it, your skills will grow and you will be successful.

Roadblocks or realities?

I don’t think the employer lied to your son or to itself. Rather, someone — His school? The world? — lied to your son when it suggested work is about being challenged, hitting home runs, getting rewarded and getting recruited for a million-dollar salary. That’s not what work is about.

Those things are what expertise and success are about, but first come the realities and the roadblocks. The things your son wants for himself he’ll earn through persistence, patience, dedication, apprenticeship and hard work. Likely one step at a time.

Don’t be confused about the owner of that diner. He will hire a Paris-trained chef when he can – because most kids fresh out of school will burn the eggplant, and that will quickly put a diner owner out of business.

Please tell your son to give his career a chance. There are roadblocks and there are realities. He cannot deal with them by pretending they don’t exist.

Am I being too harsh on ambitious new grads? Probably. I don’t mean to sound discouraging. But I’m afraid misconceptions abound about big bucks and quick success. What would you change in my 20 pointers? What would you add? More important, what are the best ways to overcome or avoid some of these roadblocks?

In the October 31, 2017 Ask The Headhunter Newsletter, a successful manager pays the price of working for an employer who values a college degree more than the employee’s proven abilities.

I have a great job in a fantastic company. Well, it’s fantastic except for HR.

college degreeI am an information technology (IT) manager with approximately 25 years experience. I lead a fantastic team. I have been a manager for many years here, I love my job, have never had a performance issue and, in fact, my team scores as the highest-engaged in the organization. I write industry articles and I am respected in my field.

While I am the only manager that reports directly to a C-Suite leader, my peers are at the director level. We (my boss and I) have been told time and time again that I cannot be promoted to director because I do not have a degree. I do the same work and have the same level of responsibility as my director peers, but without a degree they will not allow me to rise above manager.

I am basically a director without a proper title. Does this fall under any sort of discrimination? What can I do about it? I would love to go back to school but I am currently putting my own kids through college.

It is frustrating to think that I would have to leave a job and company I truly love just to further my career.

Nick’s Reply

I can’t tell you how many times I’ve seen this story. It’s a distressing commentary on corporate management. Unless someone has explained to you what the material value of a degree is to the director-level jobs, the company is risking losing one of its most productive people for what seems to be an arbitrary reason.

How much is a college degree worth?

Check out what one reader did, in No College Degree, No Problem. The article discusses some tips from two of my PDF books that might be helpful in demonstrating your value to your employer.
I would stop there, but you said something that possibly reveals a more insidious problem. You do the same work as the directors, but you’re only a manager. I’m guessing you’re also paid less than the directors. Is it possible your lack of a degree is being used as an excuse to avoid paying you a director-level salary? How much is that degree worth in salary? Is there a way you could compensate for the degree that your company might find acceptable?

I’m not a lawyer so I can’t comment on discrimination or legalities. It might be worth investing a few bucks in a good employment attorney for an opinion and guidance. My guess is that their advice might depend on whether the degree requirement is levied on all employees or just on you — and on whether you’re paid less than others for the same work.

The EvilHRLady

To get another perspective, I turned to my good buddy Suzanne Lucas, who writes the outstanding (and contrarian) EvilHRLady column for Inc. magazine. She’s one of the few HR gurus I respect and trust — her insights and advice cut through the bureaucracy every time. She’s not a lawyer, either, but she’s got more experience with HR compliance than I do. Here’s her reaction to what I told her about your situation:

“There’s nothing illegal about discriminating against someone who lacks a college degree, but there is a whole lot of stupid involved. If you’ve got years of experience that prove your capabilities, then what does it matter what you did between the ages of 18 and 22?

“That said, I’d advise you to do a degree. I tend to recommend Western Governors University for situations like this. Not because I think you need to learn these things but because companies are super hung up on the idea that everyone needs a degree.”

A whole lot of stupid about a college degree

Suzanne and I agree: Your employer has a whole lot of stupid going on.

But we’re both pragmatists, and that’s why I also agree with her prescription. You need to decide what’s important to you, and figure out how to achieve it. If your company is dead-set against promoting you without a degree, your next step is to find good companies that will commit to your career growth without the need for a degree. Or you have to get a degree.

You must decide which route to take.

The ROI of a college degree

I think I’d take one more shot at convincing your management that you deserve to be a director without a degree. Run this by your boss first, but then request a meeting with the president or CEO of your company. Negotiate. Respectfully make your case about how you can deliver the ROI expected of a director — but do not threaten to quit. Explain that you understand the policy, but that you wanted to ask whether they’d make an exception after qualifying you in some other way for a director’s job. If you’re told No, shake hands, smile, and go back to work.

Then decide what to do.

If you decide a degree is a solution, you may not have to wait until your kids finish college. Be smart about it. Get a degree from an accredited distance-learning college that doesn’t cost as much as a traditional school. (See Can I earn a degree from the School of Hard Knocks?) In other words, calculate the return on investment (ROI). You may find it’s positive and worth the investment.

Find an accredited distance-learning school

While I trust Suzanne’s guidance, I don’t know the school she recommends. One of my favorite distance schools is New Jersey’s Thomas Edison State University. (I have no affiliation with TESU.) It’s a publicly funded, accredited state school. Do your own research. Consider trying a degree program. Just make sure it’s accredited and that any credits you earn are transferable.

Here’s what you might not know. The cost of a degree may be less than you think. Likewise the investment of time. And the ROI may be better than you’d guess. I learned these tips long ago from my friends at Thomas Edison:

  • You can test out of many required courses by virtue of your knowledge and experience.
  • This saves you money, and it can cut down the time to a degree dramatically.
  • You can even complete much of the coursework and then transfer your credits to a better-known bricks-and-mortar school if it means something to you to have a sheepskin from a “name” school. (I wouldn’t worry about that.)

Don’t rule out the degree too quickly because of cost. There’s probably a similar state-funded college where you live.

Solve the problem

Your problem is not lack of a degree. Your problem is that you can’t get the kind of job and title you want. So focus on how to do that. Talking to your management one more time is important — don’t make any assumptions. Then choose.

The risk you face if you leave your job to go to another company without a degree is that you may face the same problem. Like Suzanne Lucas, I think your company’s policy may be counter-productive. But I don’t control employers. And you can control only yourself.

Because we love to have in-your-face discussions about heavy-duty issues here, I’d like to point readers to an article in the Washington Post: Wanted for any job: A bachelor’s degree. Is that smart? (Heads up: The Post requires a paid subscription to read more than a limited number of free articles.) Here’s the controversy:

“Look closely at most job advertisements these days and you’ll notice an interesting, if not disturbing, trend: Most of them require a four-year college degree.

“Economists refer to this phenomenon as ‘degree inflation,’ and it is spreading across all kinds of industries and jobs. Among the positions never requiring a college degree in the past that are quickly adding that to the list of desired requirements: dental hygienists, photographers, claims adjusters, freight agents and chemical equipment operators.”

Hmmm. WTF?

When do college degrees really matter? Have employers gone bonkers? Are the economists right — is there real degree inflation? Okay, folks — it’s time to pile on!

Mom wants a new career

In the October 17, 2017 Ask The Headhunter Newsletter, a successful mom wants to be a successful job seeker.

Question

I’m a mature woman and I have to reinvent myself after a midlife divorce. I spent my prime years raising seven wonderful children. I home schooled my children over 20 years. I developed many skills that cross over into the work force: Organization, Punctuality, Customer Service, Training/Teaching, Computer Skills, Microsoft Word and Outlook, and more.

I have worked in a research analyst job for almost two years now and have gained vast office skills. The company I work for has very little room for growth without a two-year college degree. I can’t afford college. I am barely getting by on my meager salary. What can I do?

My compliments for raising seven great children! Getting the right job has much in common with what you’ve done, but today’s job market tells you to find a job by splattering your resume on the wall like spaghetti and waiting for some employer to figure out what to do with your myriad skills.

The truth is, employers are largely incapable of choosing hires effectively via resumes. This failure is the true source of the so-called “talent shortage” employers complain about. (See News Flash! HR Causes Talent Shortage!) They need your skills. They just aren’t good at understanding what you can do for them, so you have to mother them through it.

Mom credentials vs. needs assessment

Consider what would have happened if you handed your kids a multi-page list of all your knowledge, skills and credentials and asked them what they wanted you to teach them during home schooling — and whether they should “hire” you as their teacher.

That’s what happens when you hand an employer your resume. It really doesn’t help to enumerate all your qualifications and qualities. It’s simply too much for the employer to process.

More likely, when you stepped up to educate your kids, you assessed what they needed to learn, then you organized your skills (your “resume”) to satisfy those needs. That’s why you succeeded so marvelously. You based it all on your accurate assessment of what your kids needed.

Make choices first

You must do the same to find the right job: Assess what a particular employer needs before you decide which of your many credentials and skills to present. Employers say they want a comprehensive resume, but any good headhunter will tell you that the less you tell the employer at this juncture, the better — as long as the information you provide is 100% on the mark. (See Resume Blasphemy.)

First, select a handful of companies you’d like to work for. Pick the best ones that make products (or deliver services) you’d like to work on. Then set about to discovering what they need to be more successful, just as you assessed your children’s needs.

This takes careful thought and a lot of research and work, and considerable time. There’s no way to rush this. The alternative is to splatter your resume all over the job boards and wait even longer for some random employer’s algorithms to pluck your resume from thousands of others.

By choosing companies first, you take control of how well you can address their needs. There is simply no way to thoughtfully address the specific needs of 100 companies you find on a job board. So don’t apply for jobs that way.

Be A Wise Mom: Understand a manager’s specific needs

Do not rely on a company’s job postings. They’re produced by over-worked personnel managers, not by the managers who need to hire someone. Job postings are one of the biggest rackets in America today. They hinder hiring; they don’t help it. They ask for ridiculously extensive credentials, skills and experience — and for the latest buzzwords HR has heard about.

  • As a good mom, I’ll bet you ignored many requests for in-ground swimming pools, puppies, and the latest toy heavily promoted on TV. You determined what would make a material difference in your kids’ lives and invested wisely in that.
  • Did you know how to teach your kids every necessary topic when you started? Of course not. They’d never have “hired” you for lack of such skills! But you learned as you went along and figured out how to tackle each necessary task. If your kids had to hire you based on your skills, they’d never have hired you!

That employer needs a wise mom who sees past ephemeral wish lists. It needs someone who can see the desired outcomes. You must rely on personal conversations with the actual managers who would hire you — and on people who work with them — so you can assess what they really need in a worker. Only then can you possibly produce a brief plan showing how you’d do the work profitably for the manager. Your plan will of course include some notes about what tools, training and learning curve you’ll need.

Doing the job vs. doing the keywords

Having all the perfect skills won’t get you hired. The manager will hire you because you’ve demonstrated that you know how to assess his or her needs, and how to address them honestly and effectively. That is, you can demonstrate that you can do this job — and that you can learn quickly as you go.

The trouble is, personnel managers and “applicant tracking systems” which analyze your “keywords” are incapable of assessing your ability to do a job. That’s why people get rejected out of hand again and again and again.

You must go around the personnel managers and hiring systems to find the manager. Don’t enumerate the keywords requested in the job posting. Show how you’ll do the work the manager needs done. Have a conversation. Talk the manager through it like you talk your kids through a scraped knee. What any manager really wants is for you to make the pain go away. But first you have to have a heart-to-heart to learn where it really hurts. That kind of talk beats a “job interview” about your resume any day!

You raised seven wonderful children. You can find one great job. But you won’t find it by broadcasting all your skills and waiting for one company to “find” you.

Start by picking a good company, learning what a specific manager needs, and then organizing your skills into a short document (or presentation) that shows how you will do what the manager needs. Don’t expect any manager or employer to “process” all your credentials and figure out “what to do with you.” Most managers aren’t very good at playing Mom.

Desperate: No degree, can’t get interviews!

In the May 13, 2014 Ask The Headhunter Newsletter, a reader says she can’t get interviews:

My husband works for a recruiting firm and suggested I reach out to you. I have been actively searching for a job for almost two years. I built my own firm from nothing to one of the largest in my city and sold it for a modest profit, and I was named a finalist for a local Business Woman of The Year award.need-job

I received one call for an interview a couple of weeks back, but was passed by for the position because I do not have a college degree. I usually don’t get a call, just a letter in the mail or an e-mail stating that I was not selected for an interview because I do not hold the basic requirement needed for the position: a bachelor’s degree.

I have explained this to my husband several times, but he thinks I am being lazy and refusing to work. I have attached my resume for you to review. If you can shed some light on why I am not getting interviews, I would greatly appreciate it. However, if the reason is simply because I do not have the bachelor’s degree, please, let’s not waste an hour of each other’s time, or $225 for a Talk to Nick session that I will have to ask my husband for. That will create yet another fight in my household. I look forward to your response.

I’m not contributing to a domestic fight. I accept Talk to Nick clients only when I’m sure I can help. I looked at your resume. Your experience is stellar. But no one’s going to give you a job, because nowadays they’re not giving them out. Even to people with college degrees. You’re not getting interviews because you’re doing it all wrong. So I’ll offer you some advice because it seems your husband is a fan, and I love my fans even if I don’t know them.

  • Pick 4 companies you’d love to work for. Forget about whether they have jobs open. Research them in depth. What’s their problem? What challenges do they face? Then prepare a brief business plan about how you’d help them. Don’t send it. (See How Can I Change Careers? It’s not just for career changers. It’s for anyone who wants to stand out as the profitable hire to an employer.)
  • Track down a handful of people who are somehow connected to each company — employees, customers, vendors, lawyers, bankers, consultants. Call them and explain you’re considering doing business with the company and you’re doing research. (If you’re considering a job at the company, this is a true statement.) Can they give you some insight about the business and the people who run it? (Also in How Can I Change Careers? — the section about how to network.)
  • One of those conversations will be good enough that you can ask for an introduction to the head of the department you want to work for. DO NOT ask for a job lead. People hate that. Instead, say, “Is there someone, preferably a manager in the X department, that you’d suggest I talk with to learn more?” (See Fearless Job Hunting, Book 3: Get in The Door Way Ahead of Your Competition.)
  • Contact the manager that you’re referred to. Say that so-and-so suggested you call — and that you have a business proposition about X that you’d like to discuss. Briefly outline what’s in your biz plan, but not all of it. Request an in-person meeting. (See Fearless Job Hunting, Book 6, The Interview: Be The Profitable Hire.)
  • Present your ideas in the meeting. (How Can I Change Careers? shows you how to “Put a Free Sample in Your Resume” — which in turn serves as the script for your in-person presentation.)

That’s how you’ll get a job, college degree or not. Managers sometimes create jobs for people who can show how they’ll drop profit to the bottom line. But managers don’t figure that out from resumes. You must present a plan.

One last piece of advice. Stop fooling around, pretending a degree doesn’t matter. Go get a degree. I don’t care how old you are. I recently met a guy who is 62 who just completed his B. A. A degree is not necessary, but it matters. If you think not having one is hindering you, find the time and earn it.

Job hunting and hiring are the two biggest rackets in America. Employers don’t know how to hire, and job seekers follow silly rules that don’t work. It’s why America is unemployed, degrees or not.
