How to Say It: Why are you leaving your old job?

In the June 7, 2011 Ask The Headhunter Newsletter, a reader asks what to say when an interviewer inquires why you’re leaving your old employer:

I work in a business where there is a constant flow of people in and out of our office, and a high volume of customers calling on the phone. We get a lot of complaints from customers, and quite a bit of verbal abuse. My co-workers and I don’t feel safe. Extreme as it sounds, we worry about someone walking in the door and going bonkers.

I began a job search this week, and I’ve read online comments about what to say when asked the reasons for leaving my old job. I’ve been advised never to say anything bad about the company, including that it’s not safe. So, I am not sure how to answer this question any more. I have an interview coming up. Can you please give me some advice about what to say when I’m asked the reasons I am leaving my current job? Thanks very much.

You could be leaving your job because you don’t see growth opportunities, or because you have just grown tired of the work. Or, you might not get along with other employees, or with management. While any of these reasons are legitimate, how you express them could cost you a job opportunity. While some employers are interested in your motivations, I believe this question is almost always “loaded.” The employer wants to know whether you’re trouble.

As you can see, the real problem with this question is that you have no way of knowing the interviewer’s intent. And it’s not worth guessing and being wrong.

If you believe that explaining your reasons for leaving your last job will reflect well on you, then by all means explain. If you’re worried it will hurt you, then keep mum.

How to Say It
“I love my work, and I want to work in a better company where I am free to do my job effectively.”

If they ask you what the problem is with your current employer, be honest:

“I’m looking for a good job with a good company, but I never disparage anyone I’ve ever worked with… I came to you because your company seems to be one of the shining lights in this industry, and I’d like to talk about how I can help you be more profitable…” (…This is the missing part… Sorry, but you must subscribe to the newsletter to get the entire Answer and Commentary in the newsletter… Don’t wait til next week… Sign up now… it’s free!)

That’s the best way I know to approach any employer, and to get past that question. Focus on the company you’re meeting with, not on your past or your old company. And be candid about your policy of not bad-mouthing anyone, including your last employer.

I’m sorry you’ve been through so much. Look ahead, find a really good company, and explain how you’re going to help them be more successful. That’s what any good employer looks for.

In the May 31, 2011 Ask The Headhunter Newsletter, a reader asks how to handle job interviews… in a restaurant or bar:

The company I’ve been talking with informed me that our next interview will be at a nearby bar where we can all sit down and relax. The manager also mentioned that he and his group will have some specific questions this time. (In the first interview, I listened more than I talked.) What’s the protocol for interviewing in a public place? I guess they want to see how I act and how I would fit in. Can you offer any Do’s and Don’ts for a “relaxed” bar interview?

There is some conventional wisdom about interviewing over a meal or over a drink. All of it assumes such a meeting is a clever ruse where the employer is watching your manners and your eating habits, and possibly trying to get you “loosened up” so they can find out what you’re really like.

I caution you: Don’t make any of these assumptions. It’s a business meeting. Be businesslike.

A long time ago someone taught me to take others at face value and to always assume the best. It’s good advice. If it turns out someone is playing games with you, that should be enough to tell you what kind of people they are — and that you probably want nothing to do with them. As long as you are honest and sincere in your words and actions, the burden is on the other guy to act the same. I’ve found this personal policy works very well. If someone screws with me after I give him the benefit of the doubt, I never deal with him again. Word gets around.

Be yourself. Don’t get caught up in the meaning behind the interview location. Do what you would normally do in an interview. (If you don’t feel comfortable in bars, say so and ask for a change of venue.) If you are a woman and the interviewers are all guys and the bar is questionable, use your judgment and trust your instincts.

Order what you want to eat, but don’t spend too much of their money. Use common sense and be polite.

Don’t follow suit. If the boss orders beer but you don’t drink beer, don’t order beer. If you want seltzer, order seltzer. Don’t be someone you’re not…

…Respect yourself and respect the employer. No games. Discuss whatever they want to discuss as long as you’re comfortable with it. Hopefully, they want to talk about the work. If you’re the one introducing topics, talk about the work. Contribute whatever information you think will help them see how you will do the job profitably for the company, and how you will fit into their social environment.

If you and they don’t fit together, this is the time to find out. If the meeting gets weird, order take-out.

Interview Questions: You need just one

Dying to become relevant again, Monster.com sent out a promotional e-mail today, with a big, fat, blue title at the top:

There’s more to recruiting than finding the right candidates.

Well, no, there’s not. Finding the right candidates is 100% of what recruiting is and must be, or you wind up having to use 50 stupid interview questions to sort out all the wrong candidates.

The e-mail links to an article on the Monster.com website titled The 50 Toughest Interview Questions to Ask or to Answer. Proof positive that Monster.com is still totally irrelevant.

The Top Stupid Interview Questions

There used to be a book, published by Adams, titled 2,800 Top Interview Questions — And Answers! I always had a fantasy about that book. You walk into the interviewer’s office. You smile broadly and shake hands. “Glad to meet you! Let’s get down to business and have an interview!”

Then you slide that baby across the desk. “Here are all the questions… and the answers! Now you’ve got them, and I’ve got them, and we don’t need to waste our time on them. Now we can do something useful, and talk about the work you need to have done!”

Instead of teaching job candidates to talk shop with the hiring manager, career experts outdo themselves rehashing and regurgitating that list. And every book of those questions comes with answers — digested and marinated in expired creative juices, and about as satisfying as a bolus coughed up by the last person who interviewed with the manager.

Back in 2003, the editors of FastCompany magazine put together a cover story titled, All The Right Moves: A guide for the perplexed exec. It was a collection of 21 Q&As for managers. Editor Bill Breen sent me a question and asked me to write a “memo” to managers with my advice. (Later, Breen told me that his boss, FastCompany founder and publisher Alan Webber, thought this one tip was the best of the 21 in the feature. Yah, I was tickled.)

I still think you can toss out every list of Top Stupid Interview Questions, whether it includes 50, 200, or 2,800, and just ask the one question I discuss in this FastCompany column, which is reprinted below. And Monster.com can go suck rocks.

The purpose of any interview is simple: to determine whether the candidate can do the job profitably. A smart interview is not an interrogation. It’s not a series of canned questions or a set of scripted tests that have been ginned up by HR. An interview should be a roll-up-your-sleeves, hands-on meeting between you and the candidate, where all of the focus is on the job. Think of the interview as the candidate’s first day at work, with the only question that matters being this: “What’s your business plan for doing this job?”

How Can I Change Careers? picks up where that FastCompany column leaves off. And it’s not just for career changers. It’s for anyone who wants to stand out in the job interview. The book explains why this “single best interview question ever” for hiring managers is also the single best question for candidates to bring up in the interview.

To successfully answer that, the candidate must first demonstrate an understanding of the company’s problems, challenges, and goals — not an easy thing to do. But since you desperately want to make a great hire and get back to work, why don’t you help the best candidate succeed? Two weeks before the interview, call up the candidate and say the following: “We want you to show us how you’re going to do this job. That’s going to take a lot of homework. I suggest that you read through these 10 pages on our Web site, review these publications from our marketing and investor-relations departments, and speak with these three people on my team. When you’re done, you should have something useful to tell us.” This will eliminate 9 out of 10 candidates. Only those who really want the job will put in the effort to research the job.

At the interview, you should expect (or hope) to hear the most compelling question that any candidate can ask: “Would you like me to show how your company will profit from hiring me?” The candidate should be prepared to do the job in the interview. That means walking up to the whiteboard and outlining the steps that he or she would take to solve your company’s problems. The numbers don’t have to be right, but the candidate should be able to defend them intelligently. If the candidate demonstrates an understanding of your culture and competitors — and lays out a plan of attack for solving your problems and adding something to your bottom line — you have some awfully compelling reasons to make the hire. But if you trust only a candidate’s references, credentials, or test results, you still won’t know whether the candidate can do the job.

Recruiting is still — and always has been — about finding the best candidates. But the best candidate isn’t the one who can answer that question. The best candidate is the person who asks it.

Readers’ Comments: Turn rejection into a very potent referral

In the March 14, 2011 Ask The Headhunter Newsletter, a reader says rejection isn’t so bad, if you learn something about your career objectives in the process. I think rejection can lead to a whole lot more.

I found work that I love and that I’m good at, at a small, award-winning company. My meetings with the hiring manager and her team were very positive, and we hit it off very nicely. I was called back for a third interview, with the general manager. He yawned a lot and clearly did not want to be interviewing people, but went through the motions. Perhaps he had already decided who would be hired. In any case, I did not get the offer. I don’t have a question. I just wanted to tell you that even rejection can produce a pretty positive attitude, because now I know that such places are still here, and I just have to find them!

Most job interviews result in rejection. But smart job hunters learn from every experience.

I think the most common lesson is that the candidate applied for the wrong job to begin with…

Your case is different, and it’s an important lesson of another kind. You actually found a job and a company that seemed to be right for you. You clicked with the manager and her team. And you walked away with renewed confidence that you’re going after the right kinds of companies — and that the jobs you want are in fact available. That’s all good news.

So this really is a win for you, and you should not waste it. I know that you will now go look for other such companies, but I’d like to suggest something even more powerful.

…Forget about the general manager and his poor attitude. Focus on the hiring manager and her team. These are people with whom you clicked. Focus on the good match you found with the company itself.

There are more such managers and companies. And they know one another!

So let’s get to work. Don’t waste your momentum… The hiring manager and her team members are potentially your best references right now.

Go back to your new friends at the company that didn’t make an offer. Thank them again for the stimulating meetings, and let them off the hook for not hiring you. Start with the manager, but then follow up with the other interviewers you clicked with.

How to Say It
“I know you can’t hire everyone, and I’m not troubled that I didn’t get an offer. But I’m glad that I met the kinds of people I’d like to work with. Thanks.”

Then let them talk. They will probably wish you well in your job search. But don’t let it end there.

How to Say It
“I wonder if I could ask you for a professional courtesy. You didn’t make me an offer — but if your appraisal of my abilities was high enough, I’d like to ask if you would be willing to serve as a reference for me. I’m planning to apply for jobs at companies X, Y and Z. Is there any one there to whom you’d be willing to recommend me?”

All you need is one referral and recommendation. If no referral is offered, don’t fret. Just say, “Thanks, anyway. Again, I enjoyed meeting you. I’d be glad to talk with you again if another position opens up.” But, if you get a referral, don’t just say thanks.

How to Say It
“Your faith in me means a lot. If I can ever repay the favor, please don’t hesitate to call me. I’ll let you know how it goes. Close with a thank you. Then contact the person you’ve been referred to, using the methods we’ve discussed here on Ask The Headhunter. It’s for anyone who wants to stand out, not just career changers.)

…This is a very powerful way to leverage one good contact into another. It’s not such a long shot as it might seem. Since you made it through several rounds of interviews to the final one with the general manager, it seems the hiring manager and her team thought a lot of you. So my guess is, they may be willing to help.

If you get an interview based on this referral, remember that the reputations of the people who recommended you are on the line. Make them look good!

Now I’ll give you one more tip about how to make a rejection pay off, even months, if not years, after your interview. Stay in touch with the nice folks you met, and do them a favor. When you hear about an interesting opportunity — maybe it’s a job they’d be interested in, or a professional event, or even a sales opportunity for their company — , drop them a note (or call) and tell them about it. “You made an impression on me when you interviewed me a few months ago… and I thought I might return the favor by telling you about this…”

This is what makes the professional world go around.

The rare job interview turns into an offer. And few interviews yield friendships, or even mutual respect, between the employer and candidate. But even when two people click, they usually lose the momentum they’ve just found, and they both miss an opportunity. A rejection based on a strong interview can be turned into a powerful referral, if you know how. What do you take away from a great job interview, even if you are rejected?

Readers’ Comments: The Deadly Resume: 10 jobs in 12 years

In the February 8, 2011 Ask The Headhunter Newsletter, a reader asks how to persuade a company to focus on skills, rather than on 12 years of jumping from job to job:

I have had 10 jobs in 12 years. All have been increasing in experience from a lowly copier technician, to parts runner, to computer technician, to part-owner of a company, to service manager with multi-million dollar accounts with 5-10 techs under me, and finally to high-end computer network technology for some big companies.

Now I’m looking for a network technology position in a smaller to medium-sized company. I’ve obtained some software certifications and taken some admin courses. All of my experience is baptism by fire and road-warrior stuff. The first question out of prospective employers is, “How come you’ve had 10 jobs in 12 years?” I want to shift the focus to what I can do for the company instead of defending my resume but I am not sure how to go about it.

To most employers, that’s a deadly resume. They are concerned you’re going to “bounce” after a year. They’ll lose what they’ve invested in you, and they’ll have to find a replacement—and that’s no simple feat. This would be true about any job hunter, whether it’s a network technologist like you, or a manager or an executive.

You need to provide an honest explanation that’s going to satisfy an employer. The best way to start is by pointing out that your references are excellent (I hope they are) and that your record of success on the job is stellar. Then, ask the employer, “What is it that concerns you?” Yes, ask point blank, even though you know what the answer is. Let the employer say it aloud. If you want to have a meaningful discussion, the subject needs to be addressed candidly.

Then, depending on the response you get, you must think fast on your feet and figure out how you’re going to help the employer avoid losing you in a year. Start by explaining what happened:

How to Say It
“The first five jobs were quick changes because I wanted to work with sophisticated technology, and each new job offered me dramatic new opportunities to learn and grow. The next five were with large companies, where it was hard to move from one function to the next higher one. The lack of good hires forced technical people like me to stay in one job too long.”

Let the employer ask you questions about this. Unless the employer can exhaust her concerns, you’re not going to get anywhere near an offer. Help her talk about what’s bothering her, or you’ll get no chance at persuasion.

I’m sure you realize that your first real problem is your judgment. If career stability has been your objective, you blew it. You chose companies that could not keep you challenged. Your second big problem is patience: You didn’t invest the time and effort to help one of those companies develop a career plan for you. (We can blame the companies, but it’s your career, and in the end, you’ve got to manage your employers if you want to achieve your own objectives.)

But lets get on with how you might handle this. Before the employer is going to get interested in what you can do for her, she needs to see a commitment…

Readers’ Forum: Where do I see myself in 5 years?

In the December 14, 2010 Ask The Headhunter Newsletter, a reader asks how to best answer an age-old interview question:

Many job-related sites talk about this interview question, but none suggest how to best answer it. The question is, “Where do you see yourself in five years?” Obviously, this question relates to a person’s goals, but it can be sticky in some situations, especially a small business to which you are applying where the only promotion may be to the interviewer’s position. What do you suggest?

So, what should you say to the five-year question? My cynical answer is another question: “Will your company still be in business five years from now?”

Yah, that’s a little rude, but a dopey question sometimes deserves a pointed rejoinder.

This is why I include “five years” in my list of the Top 10 Stupid Interview Questions. You see, the problem doesn’t lie in coming up with an answer. The problem is the question itself. I advise employers not to ask “where you see yourself in five years” for a number of reasons:

  • There are so many canned answers floating around that it’s meaningless — few people answer it honestly.
  • Many businesses really won’t be around in five years.
  • Changes in technology and business render almost any career goal ephemeral.

I suggest you be honest with the employer. If you don’t know where you see yourself in five years, tell him where you see yourself in six months or a year: “Contributing to the profitability of this company by doing A, B, and C for you.” Then explain what A, B, and C are in detail. (Do your homework, or don’t go to the interview!)

Talk shop! Steer the interviewer away from goofy questions like, What’s your greatest weakness? If you could be any animal, what animal would you be? No matter how you decide to answer (or parry) a worn out interview question, you can take control of the interview. In the Answer Kit: How Can I Change Careers? I offer many suggestions to help you take the interviewer out of fantasyland. Here are two of them:

  • Don’t talk about yourself. Talk shop and demonstrate your abilities. Ask the interviewer: What’s the main problem or challenge you’d like the person you hire to tackle? I’d like to show you how I’d go about it…
  • Skip the elevator pitch. Offer value and make a commitment. Rather than say, “I’m a hardworking, capable operations manager seeking opportunity for advancement,” (so’s everybody!) try this: I will reduce your operations costs by negotiating better deals with your freight vendors and streamlining your shipping department by doing X, Y and Z… (Again, you’d better have done your homework, and be ready to get very specific!)

(How Can I Change Careers? isn’t just for career changers. It’s for anyone who wants to stand out by demonstrating their value to a specific employer.)

Don’t get lost trying to answer distracting questions. If you find a job interview is going off the track, you can also steer it back on course by raising (and answering) The Most Important Question in an Interview.

Employers seem to think that certain interview questions are a must. Is “the five year question” one of them? Does it matter where you see yourself in five years?

Besides, hasn’t this question been so over-analyzed and the answers “faked” for so long that it’s meaningless anyway? Gimme a break. I’d rather be asked why manhole covers are round.

Readers’ Forum: Is there anything you won’t do to stay in the running?

In the November 9, 2010 Ask The Headhunter Newsletter, a reader thinks I’m giving bad advice that costs people job offers. Or at least interviews. You decide:

You regularly advise against divulging past salary in an interview because it might prejudice an employer’s offer. I disagree with you. After going on over 25 interviews (most were second or third round) in the past nine months, I suspect most people would gladly reveal their salary history if required, so as not to be disqualified. What do you say to this?

Do you really want to get stuck defending what your last employer paid you? Do you want to be stuck trying to change the value that an old employer put on your head?

This salary issue is more than a question of being cooperative. It’s about making sound judgments. In my opinion, an intelligent disagreement and discussion about salary reveals integrity and it stimulates an important dialogue. Employers who rely on salary history to judge you are trusting another company’s evaluation. Think about that. It’s almost insane. What really matters is what you can do for this company now and in the future. Is the company able to make that judgment? Why does it need your last employer’s “salary input?”

Declining to divulge salary history is not about being uncooperative. It’s about shifting the interview to a higher plane. Don’t worry so much about getting disqualified.

Some employers will try to pry any information they can out of a job candidate. Should you give them anything they ask for, just so you won’t be disqualified? Where’s the line?

Readers’ Forum: Do I have to say it?

In the November 2, 2010 Ask The Headhunter Newsletter, a manager makes a complaint and a request. Listen up:

I am speaking both as a frustrated hiring manager and as a job hunter. When I was job hunting, I always made it clear that I wanted the job. I expressed this verbally during the interview and in my thank-you letter. Now, as a (beginner) hiring manager, I want to ensure that positions are filled by qualified candidates who I know, undisputedly, want the job.

Can you discuss the importance of this basic and obvious technique in interviewing that is often overlooked? That is, the applicant must always say to the potential employer, “I want this job.” Of course, this must be based on a sincere desire for the position. What are your views on the importance of this statement?

There’s a footnote in one of my books about a sales vice president who interviewed for a job and failed to get the offer. He argued to me that making such an explicit statement is awkward and that it shows the candidate “has no class.”

My response to him: Failure to say you want the job indicates you aren’t worth hiring because you don’t have enough interest in working for the employer.

“Of course I want the job,” he exclaimed. ” That’s why I’m interviewing! The manager knows that!”

No, the manager doesn’t know that. Most jobs people interview for are jobs that come along, not jobs they really want. Most candidates don’t know they want a job until after they’ve met and talked with the manager at length. When the candidate makes a decision, the manager needs to hear it.

When you interview for a job and decide you want it, do you say it? “I want this job.” No, I don’t mean do you hem and haw and mince your words. I mean, do you say, “I want this job?”

I think if you don’t, you don’t deserve to be hired. (Would you expect someone to accept your marriage proposal if you don’t say, “I love you?”) If you’re a manager, I suggest you watch your next candidate, and listen carefully. Does she tell you she wants to work on your team? No? Hit the EJECT button. On to the next candidate!
